feat(gh-merge-green): freeze gate, merged-head checks and RELEASE mail for feat-cmux-next merges - #18378
Conversation
… (red) Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Before merging into feat-cmux-next, gh-merge-green reads the coordinator's WINDOW (cmux-lawrence:~/agent-mailbox/WINDOW) and refuses a PR that changes a path under any `FREEZE: <prefix> token=<t>` line. Only the freeze's holder merges into it, with --freeze-token; --override never lifts a freeze. A WINDOW that cannot be read refuses and says to check with the coordinator. Tests read a local WINDOW through GH_MERGE_GREEN_WINDOW_FILE. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

…before a feat-cmux-next merge #18326 grew a type past the god-file limit while an unrelated lint red hid the god-file step. Before a feat-cmux-next merge, gh-merge-green now merges the PR head into the current base locally and runs, on that merged tree: - the Swift god-file check (--only swift --base <base>) when the PR changes Packages/macOS/CmuxNext, using the base branch's copy of the script and baseline so a PR cannot loosen its own check; - vp check in webviews/ (bun install --frozen-lockfile --ignore-scripts) when the PR changes webviews/. A fork PR, a failed fetch, a moved head or a merge conflict refuses. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Before merging, each must be current: an [AREA] section's token: or a hold line's token= (PKG ...). Right after the merge gh-merge-green reads the merge commit and writes a RELEASE <AREA>: #N landed <sha> mail to cmux-lawrence:~/agent-mailbox/inbox/lawrence-coordinator (atomic tmp + mv). If the mail fails, it exits non-zero and prints the text to send by hand. Lawrence's coordinator had missed a manual RELEASE mail. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

… inbox (red) Two runs of the freeze-token test mailed fake RELEASE FREEZE: #42 into the real lawrence-coordinator inbox. Under test, or with a local WINDOW file, a token merge without GH_MERGE_GREEN_MAILBOX_DIR must refuse before merging and never run ssh. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
The freeze-token test ran with no mailbox override, so each run mailed a fake RELEASE FREEZE: #42 to the real lawrence-coordinator inbox over ssh. Now: - under GH_MERGE_GREEN_TEST, or with a local GH_MERGE_GREEN_WINDOW_FILE, a token merge without GH_MERGE_GREEN_MAILBOX_DIR refuses before merging, and the send site refuses again (fail closed); - under GH_MERGE_GREEN_TEST the WINDOW is never read over ssh; - the test module sets GH_MERGE_GREEN_TEST and a temp mailbox for every run. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…wned (red) A swift test whose test helper dies on a signal names different in-flight tests and crashed-thread frames each run, so the head's crash never matched the base's and gh-merge-green refused it without --override. Same signal on the base's latest verdict run means the base owns it; a crash the base lacks, another signal, or a pre-crash red the base lacks still blocks. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
base_red_excuse.py reads the signal a test helper died on from SwiftPM's "exited with unexpected signal code N" line or the hang sampler's "the test helper died on signal N" error. Those crash lines and the unfinished-test list are no longer compared, since they differ run to run; instead the base's job must have died on the same signal. Failed steps and any test red before the crash are still compared, and the audit line names the signal. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win
Base-tree vp check runs on the PR's node_modules.
The bun install step ran on the merged tree. The script then checks out base_sha in the same worktree and runs bun x vp check without reinstalling. If the PR changes webviews/package.json or bun.lock, the base check uses the PR's dependencies. That base result can then hide a failure the PR introduced, or report a false base red. Run bun install --frozen-lockfile --ignore-scripts again after the checkout. The checkout also ignores its own exit status. If the checkout fails, base_output comes from the merged tree, and every merged-head failure is treated as base-owned. Check the checkout result and refuse when it fails.

Crash signal match ignores SwiftPM casing
High Severity
CRASH and CRASH_LINE only match a lowercase exited with unexpected signal code, but SwiftPM logs Exited with unexpected signal code, the spelling package-test-lane.sh already searches for. That line is not recorded as a signal and is not removed from the error set, so digit masking makes every signal look the same and a different crash is excused.

Freeze check skips renamed paths
Medium Severity
The freeze gate only loads filename from the pull request file list. GitHub reports a rename with the new path there and the old path in previous_filename, so moving a file out of a frozen prefix never matches and the merge proceeds during the freeze.

Base checkout aborts vp comparison
Medium Severity
Writing the base check-no-godfiles.sh and godfile-baseline.tsv into the merged worktree dirties those files when the pull request changed them. The later git checkout of the base commit then aborts, its error is discarded, and the base vp check comparison never runs. The merge dies in the generic error trap, including when that vp check red is already on the base, and the worktree is left behind.

f4b1509 feat(gh-merge-green): freeze gate, merged-head checks and RELEASE mail for feat-cmux-next merges (manaflow-ai#18378)

Summary
Three coordinator rules for merges into
feat-cmux-next, enforced in gh-merge-green instead of by memory.Freeze gate. Lawrence's rule after #18178 merged during a freeze.
FREEZE: <path prefix>... token=<token>line freezes its prefixes. A prefix matches the path itself, or anything under it as a directory.webviews/src/agent-session/freezeswebviews/src/agent-session/acpmux/x.tsx, but notwebviews/src/agent-session-web/.--freeze-token <token>.--overridenever lifts a freeze.Merged-head checks. #18326 grew a god file because an unrelated lint red hid the god-file check.
Packages/macOS/CmuxNext/changed, the merged tree must passcheck-no-godfiles.sh --only swift --base <base sha>. Ifwebviews/changed, it must passvp check. Both use the base's copy of the scripts, so a PR can't loosen them.vp checkred the base already has is a note, not a refusal. Only files new to the PR refuse.RELEASE mail. Lawrence's coordinator missed a manual RELEASE mail.
--window-token <token>(repeatable) names the WINDOW tokens a merge lands under. Before merging, each must be current: an[AREA]section'stoken:or a hold line'stoken=. A stale token refuses.RELEASE <AREA>: #N landed <sha>to the coordinator's inbox (tmp file, thenmv). A--freeze-tokenmerge mailsRELEASE FREEZE.GH_MERGE_GREEN_WINDOW_FILE,GH_MERGE_GREEN_REPO_DIRandGH_MERGE_GREEN_MAILBOX_DIRpoint the tool at local paths. UnderGH_MERGE_GREEN_TEST, or with a local WINDOW file, a token merge withoutGH_MERGE_GREEN_MAILBOX_DIRrefuses before merging, so a test can never mail a fake RELEASE. An earlier head of this PR did exactly that: its freeze-token test mailed three fakeRELEASE FREEZE: #42mails to the real inbox.Draft because main is frozen; this is for Lawrence.

High Risk
Changes merge gating for feat-cmux-next (freeze enforcement, local merged-head checks, coordinator mail) and alter when CI reds are excused—mistakes could block merges, allow bad landings, or send incorrect RELEASE messages.
Overview
gh-merge-greennow enforces coordinator rules on merges intofeat-cmux-next: it reads the WINDOW (ssh orGH_MERGE_GREEN_WINDOW_FILE), blocks PRs that touchFREEZE:path prefixes unless the holder passes--freeze-token, and--overridecannot lift freezes.--window-token/ freeze-token merges must match current WINDOW tokens; after merge the tool emailsRELEASE <AREA>with the landed SHA toinbox/lawrence-coordinator(tests must setGH_MERGE_GREEN_MAILBOX_DIRso fake RELEASEs never hit production). Before merging
feat-cmux-next, it builds a local base + head worktree and runs the Swift god-file check whenPackages/macOS/CmuxNext/changes andvp checkwhenwebviews/changes, always using the base branch’s god-file script/baseline so PRs cannot weaken checks; fork PRs are refused for this path.vpfailures already on the base are noted, not blocking.base_red_excuse.pytreats SwiftPM test-helper signal crashes as base-owned when the base job died on the same signal, instead of comparing noisy crash log lines; failed steps and failing tests before the crash are still compared.Reviewed by Cursor Bugbot for commit 4b9fbce.
