Green merges can now produce a fleet dev build that installs and updates through a dedicated Sparkle track.

The cmux side adds:

  • com.cmuxterm.app.dev as the stable identity for signed team dev builds.
  • /cmux-dev/<track>/appcast.xml feed classification and manual recovery routing.
  • Fleet-only build-time overrides for bundle ID, feed URL, public key, and numeric Sparkle version.
  • A publisher that uploads immutable classic and next archives, signed appcasts, per-track indexes, and https://files.cmux.com/cmux-dev/index.html to the existing cmux-binaries R2 bucket.
  • A lightweight Dev build request workflow on main and feat-cmux-next; native compilation stays on the managed fleet.

Validation:

  • bash -n scripts/reload.sh scripts/publish-dev-build.sh scripts/verify-app-bundle-channel-metadata.sh
  • python3 -m py_compile scripts/ci/upload-r2-object.py
  • git diff --check
  • Native Swift tests and builds were not run on Big Red due to the documented OOM constraint; they remain required on fleet/CI.

Operator setup before enabling publication is documented in the HQ PR and build-fleet/AGENT-BUILDS.md: create a dedicated Sparkle EdDSA key pair, expose only its public key to the controller, and install the mode-0600 worker secret file with the existing R2 write credentials.

Summary by cubic

Green merges on main and feat-cmux-next now produce fleet dev builds that install and update through a dedicated Sparkle track, replacing local-only builds and public release channels.

  • Signed dev builds use com.cmuxterm.app.dev, resolve the new /cmux-dev/ feed, and route manual download recovery to the per-track dev archive (classic/next); the track is excluded from the local DEV/staging gating predicate so Sparkle updates apply.
  • scripts/publish-dev-build.sh uploads immutable classic and next archives, signed appcasts, per-track indexes, and a localized cmux-dev/index.html dev index page to the cmux-binaries R2 bucket, and keeps track-agnostic latest.zip recovery aliases per track.
  • reload.sh gains fleet-only overrides for bundle ID, feed URL, public key, and numeric Sparkle version.
  • A Dev build request workflow records green merges and supports a manual one-shot trigger for verification; native compilation stays on the managed fleet and the runner is selected safely on forks.
  • Operators must create a dedicated Sparkle EdDSA key pair, expose only its public key to the controller, and install the mode-0600 worker secret file with R2 write credentials before enabling publication.

Written for commit da84d53. Summary will update on new commits.

📝 Walkthrough

Walkthrough

The pull request adds a dev-build request workflow and publishing script, supports dev-specific build settings and bundle metadata, and updates the macOS updater to classify dev feeds and route manual download recovery to dev archives.

Changes

Dev build lifecycle

Layer / File(s) Summary
Configure and validate dev builds
.github/workflows/dev-build-request.yml, scripts/reload.sh, scripts/verify-app-bundle-channel-metadata.sh
The workflow records the requested ref and commit SHA. reload.sh passes nonempty update settings to Xcode and supports a bundle ID override. The bundle verifier accepts dev metadata and permits the specified dev name prefixes.
Publish dev archives and track data
scripts/publish-dev-build.sh
The script validates dev-build inputs, generates an appcast and metadata, uploads the archive and track data, maintains a per-track index of up to 20 builds, and publishes a page that displays both track indexes.
Resolve dev feeds and recovery
Packages/macOS/CmuxUpdater/Sources/CmuxUpdater/UpdateFeedResolver.swift, Packages/macOS/CmuxUpdater/Sources/CmuxUpdater/UpdateManualDownloadRecovery.swift, Packages/macOS/CmuxUpdater/Sources/CmuxUpdater/UpdateController.swift, Packages/macOS/CmuxUpdater/Tests/CmuxUpdaterTests/*
The resolver classifies /dev/ and /cmux-dev/ URLs as dev feeds and does not rewrite them for host architecture. Manual recovery selects a track-specific archive when the default URL is configured, or uses the configured URL. Tests cover feed classification, recovery, and dev bundle gating. The controller predicate implementation is unchanged; its comments clarify bundle classification.

Merge Risk: 🔵 Low · up to da84d

Manual recovery for a /dev/next/ feed can offer the classic build instead. Correct that routing; the remaining risk is bounded and does not otherwise prevent merge.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to da84d

Immutable archives and signature generation limit artifact-substitution risk. However, publication can partially change live update and recovery state before a run fails, and deployment-side authorization, credential scope, and publication ordering remain unverified.

Retained concerns

  • Medium · reliability · inferred: The new publisher changes the recovery alias and appcast through separate unconditional writes before completing the index and success metadata. A failed run can therefore have already promoted externally visible state. Overlapping or late same-track runs can also overwrite newer pointers and lose index entries unless the fleet enforces ordering. This weakens update freshness and deterministic recovery or rollback; actual concurrent exposure remains conditional on unavailable fleet controls.
Security review details

Security Blast Radius

  • inferred — Locally selected publication keys are confined to the cmux-dev namespace, with per-track archives, aliases, appcasts, and indexes. The worker's maximum storage authority is determined by its supplied credentials, not these key names; the effective IAM scope and isolation from other bucket assets are unknown.

Security Findings and Attack Paths

  • observed — Default development recovery extracts only an allowed classic or next track and retains the fixed files.cmux.com host; it does not copy the feed host into the download destination. The UI opens the URL externally rather than installing it. Custom development URLs are caller-controlled, but the inspected production UI uses defaults; no remotely attacker-controlled custom input was established.

Trust Boundaries and Controls

  • observed — The request job carries no publishing step and has read-only repository permissions. Signing and storage authority enter through the publisher's environment. Its existing uploader requires HTTPS and rejects redirects of signed requests, but external controller authorization, deployed secret handling, and worker isolation are not demonstrated by this source.

Resilience and Maintainability Implications

  • inferred — Digest-checked immutable archives contain artifact-replacement failures, but they do not protect mutable update selection or recovery freshness. An interrupted or stale publication can leave consumers observing different signed builds through the appcast and recovery alias without defeating signature verification.

Hardening Proposals

  • proposed — Establish per-track serialization and stale-version rejection, or conditional promotion of a versioned publication record. Before promotion, validate the archive's embedded identity, feed, version, and verification-key pairing. Make partial-publication recovery explicit so retries cannot silently regress update or recovery state.

Full details: Cmux Full Internationalization

Explanation

The PR adds a production-facing build page in scripts/publish-dev-build.sh (lines 149–180), and publishes it to cmux-dev/index.html (line 204). The page has user-facing heading, subtitle, loading text, and table labels. Its inline translations map covers all 20 locales in web/i18n/routing.ts, but the PR adds no corresponding entries to any web/messages/*.json file. The custom check requires matching message entries across those locales, so the inline map alone does not meet the rule.

Resolution

Add matching message entries for the page’s user-facing strings to every locale file listed by web/i18n/routing.ts (all 20 web/messages/*.json files), and make the published page consume those locale-specific entries or generate its translation map from them. Keep the entries consistent for the heading, subtitle, loading state, and table labels.

CI fast guards passes on da84d530fb (https://github.com/manaflow-ai/cmux/actions/runs/37526807567). This covers only the fast guards, not CI: CI's result is the ci-status check, and the CI failure attribution comment names any failing test.

Fixed the CI fast guards fork-runner failure in 88ec72e122d: dev-build-request.yml now selects ubuntu-24.04 when run outside manaflow-ai, matching the repository guard contract. Focused validation: python3 tests/test_ci_fork_runner_routing.py (16 passed) and git diff --check.

Addressed the CodeRabbit walkthrough on the final head: the generated dev-build page now selects translations for all 20 configured web locales, including the document title, heading, loading state, table labels, and download label. The docstring coverage warning is a heuristic over Bash and embedded helper code; these files use the repository Bash/Python inline-comment convention rather than language docstrings, and the touched helpers are already documented at their call sites. bash -n and git diff --check pass. No inline review findings remain.

Addressed all four CodeRabbit inline findings in da84d530fbf:

  • classic and next now publish separate latest.zip recovery aliases, and updater recovery derives the alias from the active dev feed.
  • index publication initializes only on HTTP 404 and fails on other fetch errors.
  • the archive URL is assigned in the shell before metadata generation and reporting.
  • locale selection checks each preferred language's exact and base forms before moving to the next preference.

Validation: bash -n scripts/publish-dev-build.sh and git diff --check pass. Native updater tests are deferred to CI and fleet per lane policy.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Use one dev-feed interpretation for classification and recovery.

If the feed is /dev/next/appcast.xml, UpdateFeedResolver.Channel.classify selects .dev, but devTrack rejects /dev/ and recovery offers the classic archive. Separate path parsers make wrong-track recovery possible. Let the feed resolver own a parsed dev-track value for both /dev/ and /cmux-dev/. Use that value for recovery, and add a /dev/next/ routing test as the first migration cut. As per coding guidelines, avoid “the same behavior wired separately through multiple surfaces instead of one shared action path.”
