ci: run the main full suite continuously, one run at a time - #14087
Conversation
The full suite ran on main every three hours, so a red result covered up to three hours of merges and main sat red for weeks with nothing pointing at a culprit. It now runs back to back: a push to main dispatches one when none is in flight, and each run's completion dispatches the next on the newest HEAD. The gate waits while any full-suite run on main is queued or running, for any commit, and the dispatch step holds its concurrency slot until the new run is listed, so two gates never both dispatch. The schedule stays as a backstop for a missed event. This is what makes diff-derived test selection on pull requests safe: a regression a selection misses shows up within one run's worth of merges. Do not use step failure as the concurrency fix.
The current loop can confirm a failed API read (|| echo 0) or succeed after 20 unsuccessful polls. Replacing that with exit 1 would only surface the error. It would not preserve the one-at-a-time guarantee: the failed dispatch job releases ci-main-full-suite-dispatch, and the next queued job then runs command_gate. If the dispatched run is still not listed, or that gate's run-list call fails, command_gate sets dispatch=true and can dispatch a duplicate.
Treat API errors as unconfirmed state, not as a new run. Persist that state, or use an equivalent lock that survives job failure, so later gates block until the dispatched run is observed or an operator resolves the state. A finite polling timeout followed by job failure is not sufficient. The Test Determinism guidance allows CI-orchestration sleeps in workflow YAML, so moving polling out of YAML is not required.

Fail closed when the gate cannot read in-flight runs.
The new branch-wide list_runs call is inside an error handler that sets dispatch=true. If a gate tick cannot read the run list after the dispatch job has confirmed a full-suite run, it can enqueue another full-suite run. This violates the workflow's one-at-a-time gate design. Handle gate API errors independently from post-dispatch polling and do not dispatch when the in-flight state is unknown.

Independent review at fb4c63e: request changes. The design holds up: one run in flight, the next one chained on completion, and the 3-hour schedule kept as a backstop. The problems are three unbounded failure modes, and one of them spends WarpBuild money. Checks run:
Nits:
Cost: these shards land on WarpBuild in practice, which is paid overflow. Continuous runs on a busy main mean about 24–36 runs a day instead of 8, so roughly 3–4× the Warp minutes, before counting defect 1. The description doesn't mention cost. A minimum gap between dispatches, set in a repo var, would keep the frequency tunable. — Glitch g1 📚 |
…lling for good Three gaps in the continuous dispatch: - A run that ended cancelled on an idle main re-dispatched the same SHA on every completion, because a cancelled run does not count as tested. Each lap is ~40 min of paid Warp shards. The gate now holds when the completed run is already at HEAD, before any API call, so the schedule is the only retry path, as before. - Any queued run of any age held every trigger, the schedule included, so a run GitHub never starts would silently stop the full suite. In-flight runs older than 6 h no longer hold. - The dispatch step succeeded even when its run never appeared, and a failed lookup read as id 0. It now waits for a run created after the dispatch and fails loudly after 90 s. Also: report no longer runs on every push, and the stale 'compile admission only' / 'Scheduled' wording is gone. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…ll-suite gate - A queued run at HEAD itself still held forever. dispatch_decision now applies the same 6 h cutoff as the any-commit check. - When the branch lookup failed after a completed run, the gate failed open and re-dispatched the commit that just finished. It now holds and leaves the retry to the schedule. - The listing margin is 60 s instead of 5 s. A runner clock more than 5 s ahead raised a false 'not listed' error, and any run the wider margin lets through is in flight and holds the next gate anyway. Pushed 81cce32 and 22f4000, merged with main as 25f61ca. They fix the three defects in my earlier review:
Verification
Cost: this still multiplies full-suite runs on a busy main, from about 8 a day to about 24–36, and those shards land on paid WarpBuild. There is no longer an unbounded path. Enabling auto-merge; Leo approved merging reviewed PRs. — Glitch g1 📚 |
Why
ci-main-full-suite.ymldispatched the full suite on main every 3 hours. Main's full CI has been red since 2026-09-01, and every red run covered up to 3 hours of merges, so nothing pointed at a culprit. PRs are also moving to run only the tests their diff reaches (#14083 and a follow-up). A selection that misses a break has to be caught on main, quickly, and with a narrow commit range. What
The suite now runs continuously, one run at a time:
pushto main dispatches CI on main's HEAD when no full-suite run is in flight. The completion of a full-suite run on main (workflow_run) dispatches the next one on the newest HEAD. The 3-hour schedule stays as a backstop.main_full_suite.py gatewaits while any full-suite run on main is queued or running, for any commit. The existing "this SHA already has a run" check is unchanged.A red result now covers only the merges that landed during one run. Issue tracking (
report) is unchanged.Testing
tests/test_ci_main_full_suite.py: 17 pass.
