What users see

On production, a reload renders the app, then visibly swaps it about half a second later: the wide sidebar becomes the icon rail and the panel changes. Dev never does this.

Root cause

PosthogProvider reported every remote flag as loading until PostHog's network answer, which lands after first paint. posthog-js already has the previous visit's flags in localStorage and serves them synchronously: getFeatureFlagResult reads them. The provider's flagsLoaded gate ignored that cache. So production rendered everything with default flags first, then swapped every flagged subtree when the answer arrived: sidebar, split views, snippets, CRM, and more. Dev hides this because its flag defaults (DEV_MODE_ENV || undefined) are on before the first render. #6897 made the swap a single transition, but a returning user still watched two different apps render.

A second bug was in the same window. useQuickAccessSnippetsQuery read query.data unguarded in a createMemo. The query lives in QuickAccessProvider above the router and turns on when enable-snippets arrives. Its pending read held the whole flag transition on a 500-item fetch. When it resolved, it re-ran the top-level insert under render(), clearing #root and re-attaching the entire app.

Fix

  • PosthogProvider seeds featureFlags and flagsLoaded from posthog.featureFlags.getFlagVariants() when PostHog has a cached answer. A returning user's first render uses their real flags, and the later network answer normally changes nothing. The first-ever visit, with nothing cached, behaves as before.
  • The snippets memo gates on query.isSuccess, like the CRM companies feed beside it.

How it was verified

I reproduced production behavior locally, since the PostHog proxy returns no flags to localhost:

  • The Vite dev server runs in --mode production, so flag defaults are production's.
  • The real posthog-js client runs with its localStorage cache.
  • The /flags response is intercepted and returns the exact flags PostHog evaluates for the reporting account, at 300ms latency.
  • The test user is onboarded, and the first load warms the cache like a returning visit.

That instrumentation is not committed.

Timelines (ms since navigation):

  • Before: first render at 6356 with the old sidebar (rail=-). Flags land at 6704. The root is cleared while populated at 6807 (textContent= kids=1). The rail swaps in at 8936.
  • Seeding only: the rail is present on first render (rail=1 at 6890). The flag answer at 7211 changes nothing, and the populated-root clear is gone.
  • Snippets guard only: the populated-root clear after flags is gone.
  • Final code: the rail and final panes render first on /app/inbox and on a two-pane /app/coders/<id>/~/inbox. The flag answer changes nothing, and the root is never re-attached.

Before (production mode, reporting account's flags):
prod_mode_reload_before_cached_flags.mp4

After:
prod_mode_reload_after_cached_flags.mp4

Tests:

  • New posthog.test.tsx case "renders cached flags on first paint before PostHog answers". It fails before the fix (enabled: false, loading: true) and passes after.
  • Vitest on src/lib/analytics, src/lib/queries/soup, src/components/app/split-layout, and src/lib/core/tests passes (469 tests).
  • just check and tsc --noEmit pass.

Tradeoffs

  • Cached flags can be stale for one load. A flag rolled out or back since the last visit renders at its old value until the network answer arrives, then updates inside the existing transition. That includes flag-off fallbacks such as RedirectSplit, which previously always waited for the network. Imperative isFeatureEnabled calls already use these same cached values.
  • fix(web): turn new app views on without waiting for PostHog #6899 (default enable-new-app-views on) stays useful as a belt for first-ever visits, but this covers every flag for returning users.

Fails today: with flags already cached by PostHog from the previous visit,
the provider still reports them as loading on first render.

Co-authored-by: teo <synoet@users.noreply.github.com>
PostHog persists the last flag answer and serves it synchronously on reload,
but the provider reported every remote flag as loading until the network
answered after first paint. Production then rendered the whole app with
default flags and swapped the sidebar, split views, and other flagged UI
mid-load. Dev never did this because its flag defaults are on before the
first render.

Seed the provider from PostHog's cached flags so a returning user's first
render uses their real flags and the later network answer changes nothing.

Co-authored-by: teo <synoet@users.noreply.github.com>
The memo read query.data while the query was pending. The query sits in
QuickAccessProvider above the router and turns on when enable-snippets
arrives, so the pending read held the flag transition on a 500-item fetch
and, when it resolved, re-ran the root insert and re-attached the whole app.
Gate it on isSuccess like the CRM companies feed beside it.

📝 Summary

Summary by CodeRabbit

  • Bug Fixes
    • Feature-flagged content now reflects cached flag values on the first paint, reducing the chance of a temporary mismatch while analytics loads.
    • Quick-access snippets now appear only after their data loads successfully, avoiding results derived from pending or failed queries.

Walkthrough

The PostHog provider initializes flag state from cached variants. The quick-access snippets query returns an empty array until the query succeeds.

Priority: ➖ Normal

Merge Risk: 🟡 Moderate · up to c0c52

A returning user can be redirected away from a flag-enabled route before current flags arrive, and a failed refresh can temporarily hide quick-access snippets. Resolve these behaviors before merging.

The flag matched no release conditions (value: `false`). Your feature flag did not match any of the rollout conditions, and all release conditions were evaluatable. The SDK can conclusively determine the flag is off, so the `Feature Flag Response` property will be `false`. ... 2. The flag is disabled or failed to load (value: `None` or `(empty string)`). The variant names will show as `None` or `(empty string)` if this is the case. This can happen due to a network error, adblocking, or something unexpected. `(empty string)` also appears when some of the events for an experiment lack feature flag information. ... 3. The flag wasn&`#39`;t fully evaluatable locally (value: `None`). When using local evaluation, if any of the flag&`#39`;s release conditions depend on data that isn&`#39`;t available locally (such as person properties that haven&`#39`;t been provided to the SDK), the SDK cannot conclusively determine whether the flag should be on or off. In this case, the flag is omitted from the event entirely and appears as `None`. This is different from case 1: a `false` value means the SDK had enough information to determine the flag didn&`#39`;t match, while `None` means the SDK didn&`#39`;t have enough information to make a determination at all. For example, if you remove a release condition that used a non-locally-available property, the flag may change from `None` to `false` because the remaining conditions are now all locally evaluatable. ... ## Why is my feature flag always returning false? ... If your flag is returning false and you expect it to return another value, check the following: ... - All the reasons listed in Why is my feature flag not working as expected? - The flag is enabled, rolled out, and has the correct release conditions. - You are evaluating the flag with all the information and arguments it needs. For example, in Python, call `posthog.evaluate_flags()` with the distinct ID, then pass the flag key to `flags.is_enabled()` or `flags.get_flag()`. - Your flags are loaded before you evaluate them. Test this by evaluating the flag in the `onFeatureFlags()` callback. ... .get_all ... `Posthog.evaluate_flags()` and `await AsyncPosthog.evaluate_flags()` return snapshots. Gate destructive redirects on remote flag readiness.

A cached disabled flag can set hasCachedFlags and flagsLoaded() to true while the cached enabled-flag list remains empty. The flag-off route then mounts RedirectSplit, which calls panel.handle.replace during onMount. A later enabled response cannot restore the original route. Use a separate remote-ready state for irreversible fallbacks.

In `@apps/web/src/lib/analytics/posthog.tsx` at line 36, Add a separate
remote-readiness state in the flag-loading flow and use it to gate irreversible
redirects in RedirectSplit; do not let hasCachedFlags or flagsLoaded() becoming
true from cached flags trigger panel.handle.replace before the remote flag
response arrives.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Preserve cached snippets when a refetch fails.

After the query has loaded, a refetch can fail while query.data still holds the last successful result and query.isSuccess is false. (tanstack.com) This branch then returns [], so QuickAccessSource.tsx omits unseen snippets from the quick-access index until a later successful fetch. Include query.isRefetchError in the data branch.

In `@apps/web/src/lib/queries/soup/quick-access-snippets.ts` at line 41, Update
the query data branch in the quick-access snippets selector to include
`query.isRefetchError` alongside `query.isSuccess`, so a failed refetch
continues using and filtering the last successful `query.data` instead of
returning an empty list.
