Suggested reviewers: Merge Risk: 🟡 Moderate · up to Enabling InstantTensor priority prefixes on an indexed checkpoint whose model filters checkpoint files can make model loading fail with a RuntimeError. Two new Kimi K3 weight-loading tests also fail against the current loaders because the absent tensor-parallel tails are not zero-filled. Pad the head-parameter source before selecting the rank-9 shard.
When rank == 9, source has 96 values, but a_log_weight_loader(0) calls narrow for 10 values starting at index 90. The supplied implementation raises before default_weight_loader can use allow_tp_padding. Both source shapes fail this test. Update a_log_weight_loader in vllm/models/kimi_k3/nvidia/kda.py to zero-fill the absent tail before or while selecting the shard.

Zero-fill the packed-convolution shard before copying it.
At rank 9, _make_decode_conv1d_weight_loader selects only six values from the 96-value source. Its supplied implementation copies that slice into a 10-value destination, so the first loader call fails before either the parameter or optional decode-copy assertion runs. Pad each selected shard to 10 values in vllm/models/kimi_k3/nvidia/kda.py without crossing QKV shard boundaries.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win
Scope indexed priority tensors to hf_weights_files.
With an index, tensor_files covers every tensor in the index. It is not limited to the files passed in hf_weights_files. DefaultModelLoader._get_weights_iterator passes the full mapping into file_backed_safetensors_weights_iterator. That function calls ordinary_iterator once for each contiguous run of ordinary files (default_loader.py Lines 393-395).
This failure needs three conditions:
instanttensor_priority_weight_name_prefixesis set.- A safetensors index exists.
- The model has
checkpoint_file_weight_filter.
Under these conditions, expected_priority_names includes priority tensors from shards outside the current subset. The loop at Lines 1428-1445 cannot yield those tensors. The check at Lines 1446-1452 then raises "InstantTensor priority tensors reference checkpoint shards outside the selected file set". Two examples:
- Two ordinary runs are separated by a mixed file. The call for either run raises.
- A priority tensor is in a mixed file. Any ordinary-run call raises.
In both cases, model load fails.
_prepare_weights already removes shards that are not in the index or that do not match the prefixes. Skipping index entries for unselected files is therefore safe. The missing_names check still catches an index that disagrees with a selected shard.

Bounds InstantTensor staging, reads oversized tensors through CPU safetensors, and retains accelerator ownership until deferred weight consumers finish. CPU staging is not CPU weight offload: serving weights remain on GPUs. Vision weights can be consumed before expert residency fills device memory, and BLAS handles initialize before cache admission.
Validation: 18 focused InstantTensor GPU tests passed, including oversized tensors and ring reuse. The composed TP9 model loaded through InstantTensor in approximately 52 seconds on a warm filesystem cache. Native 32k/524k captures and coding output match the retained control exactly.
Rebased on current
dev/karmic-kraken; the branch contains one commit. The Kimi runtime requires the companion units; all can be merged in the same batch. On this base, TP9 serving of the converted EXL3 2-bit checkpoint with the companion units reproduces the previous production control bit-for-bit at 32k and 524k, with identical coding text and acceptance.Implementation: implemented. The stated TP9 integration checks are qualified; this is not a claim that every model or TP topology is qualified.
