Summary

Keep package updates and recovery within the service-home authority observed when the operation began. An initially unknown home permits an otherwise-authorized package-only update with manual restart guidance; it grants no proxy, tray or service-control authority. Changed registration, live package use, uncertain runtime ownership and unresolved teardown still refuse replacement or recovery.

The GUI worker carries that original baseline through protocol-v2 Node/Bun delegation and restart recovery. Stable foreign or absent service registration preserves recovery of the captured own foreground runtime without global service repair or wrapper control. Refusal cleanup can only restore this operation's previously running own tray through a verified launcher.

Post-replacement checks cover shim, tray and service actions. The worker rechecks after the service import, and both worker and Bun recovery pass a live authority gate into port reclaim. The reclaimer checks it after availability awaits and before each kill or TCP-row change. A denied or throwing probe stays denied for that recovery operation even if the registration later matches again. Shim-status probe errors remain warnings and do not abort otherwise-authorized recovery. Shared policy/probe modules, worker helpers, command redaction, registration layout, documentation and the related Node/Bun/Windows regression fixtures are included in the full change.

Verification

Current source head: c84a3226f4ffe455de56e261f8f63014a005314f. Its history-preserving merge has exactly the tested candidate tree, 8a88c00552b7cab30872c191c590967f92f5b78e; it retains the original PR history without a force-push. The current dev comparison resolves to base 0421ac2a9889bfccddc76cee25a534a3c851dea3 and 43 changed files. The branch is three commits behind dev@c51b0b4c875469548e70219a1be276a2395490d2.

  • Bun 1.4.3 on Windows: the latest denial-latch regressions against exact pre-fix production sources recorded 4 failures, with the stable-timeout control passing. Restoring the candidate and running bun test tests/update/update-service-home.test.ts tests/update/update-home-recovery.test.ts recorded 51 passed, 0 failed, 240 assertions. Coverage includes service and direct recovery, transient foreign-to-matching observations, a throwing probe, ordinary timeout, stable foreign/absent homes, and shim-probe recovery.
  • The preceding live-reclaimer/shim correction recorded 125 passed, 3 environment skips, 0 failed across the port-reclaim and affected home suites. Related worker/job/tray suites and layout membership checks also passed. These earlier results overlap the latest selection and are not added together.
  • Typecheck and structure checks passed on the inherited production latch sources, whose contents were preserved by the final test strengthening. Privacy, file-size ratchet, working/staged diff checks and all 43 final file hashes were checked again before the final source freeze. No cap or validator was weakened.
  • Current automatic CI run completed successfully for c84a3226: all four Ubuntu test shards, type/structure/documentation checks, Docker smoke, and Linux desktop packaging/E2E passed. Windows/macOS matrix lanes and the hosted privacy job were skipped, so this run does not establish native Windows/macOS acceptance or replace the local privacy result. Results for the old 4ca58683 head remain historical evidence.
  • The two earlier enforce-target failures used a stale stored base that included upstream GUI commits. Refreshing the existing dev base updated GitHub to c51b0b4c and the actual 43-file change, with no gui/ files. The refreshed enforce-target run, PR hygiene, Labeler, catalog async contracts, and React Doctor passed. No screenshot exception was requested.

Focused local validation uses the repository resource exception for the shared test queue. The full local suite, native Linux/macOS service behavior, real Windows service/scheduler/tray control and live update acceptance were not exercised. Node-child and worker tests use controlled I/O; some Bun recovery tests execute extracted production slices. No user installation, running service, account, credential or dependency store was changed. Independent maintainer/security acceptance remains separate from author validation and CI.

Checklist

  • Scope stays focused and avoids unrelated cleanup.
  • Recovery documentation and regression coverage reflect the contract.
  • Security-sensitive authority and cleanup paths received independent local review; maintainer/security acceptance remains pending.

Author validation and the current automatic checks are complete. Maintainer review and any platform-specific acceptance required before merge remain pending.

Scope update recovery to stable service-home authority across worker, Node and Bun paths. Preserve stopped cold updates, require compatible inspection before delegation, and release recovery leases before caller exit. Document the recovery contract and add focused regression coverage.

Thanks @luvs01. Scoping update recovery to the service home that owns it fills a real gap, and the shared policy module is easy to follow. Two problems block it at aef76f43f:

  1. Unknown authority now blocks the package update itself, beyond automatic recovery. src/update/index.ts:494 returns 1 and bin/ocx.mjs:334 exits before any install when the first probe says unknown; src/update/job.ts:1898 does the same for the dashboard worker. unknown covers a missing Bun, a service-manager query timeout (tests/update/update-service-home.test.ts:92) and an unreadable state record, which are the installs a user most often runs ocx update to repair. Suggested fix: let an initial unknown replace the package, skip the stop, refresh and direct-start steps, and finish with the manual restart hint plus the refusal text. Keep the hard refusal for authority that changes during the update.
  2. That refusal breaks existing coverage. tests/update/update-bun-ownership-lease.test.ts and tests/update/update-stop-first.test.ts go from 40 pass / 0 fail on dev 7640a942b to 10 failures at this head. Nine of the sandboxed updater fixtures now stop with "service registration ownership could not be verified". The source-oracle test update-stop-first.test.ts:808 still looks for const updateLease = after the rename to let at bin/ocx.mjs:690.

Repro: OPENCODEX_HOME=$(mktemp -d) CODEX_HOME=$(mktemp -d) bun test --timeout 20000 tests/update/update-bun-ownership-lease.test.ts tests/update/update-stop-first.test.ts

The two regression points are addressed in 29f34140627d788676a0be51b37c740918949945.

Initial unknown service-home evidence now permits an otherwise-authorized package-only update while refusing service/tray control, repair, and restart. Changed authority and unresolved ownership/teardown still block replacement. The worker and child propagate restrictions in both directions, and the existing v1 probe remains compatible with old updaters through a separate package-only capability probe.

The lease fixtures now declare service-home evidence without weakening their original stop/replacement/recovery assertions, and the stale source oracle is corrected. The final focused candidate run recorded 302 pass / 1 Windows skip / 1 fail (exit 1). The remaining sandboxed staged-update recovery failure also occurs on the recorded baseline: the history coordinator refuses an unsafe namespace. Our baseline two-file reproduction was 39 pass / 1 fail, rather than 40 pass / 0 fail; the preceding PR head added the ten regressions described in your report.

The PR body records the exact command, successful static/docs checks, and coverage limits. Exact-head hosted CI is pending; full-suite and native service smoke are unverified, and the PR remains Draft.

2d8102d0680c388c5a400a54da3cd744a3f66a57 fixes the two stale Windows source assertions after teardown moved to src/update/job-windows-restart.ts. Only the two tests change: they follow the import/call connection, require native WinSW stop-and-return before scheduler cleanup, and retain the matcher, self-exclusion, and injection guards.

Recorded Bun 1.4.3 validation on the candidate:

  • bun test --timeout 20000 tests/windows/windows-service-wrappers.test.ts tests/windows/windows-deploy-close-regressions.test.ts: before 22 pass / 29 skip / 2 fail; after 24 pass / 29 skip / 0 fail, 106 assertions. The 29 skips require native Windows.
  • Related updater safety/layout coverage: 203 pass / 0 fail, 1525 assertions across 11 files.
  • Typecheck, structure, file-size, privacy, and diff checks passed.

Full suite, test:changed, and native Windows execution were not run. The earlier staged-recovery environment failure was not rechecked and is not claimed fixed. Exact-head hosted CI is pending; the PR remains Draft.

Remote validation of the carry in #7215 found that this change fails 9 existing dev tests in tests/update/update-job.test.ts and tests/update/update-restart-lease.test.ts (it refuses an automatic service restart where dev expects the direct-start fallback). #7154 is held out of that bundle and stays open; the other carried PRs land without it.

1da3dfbfe19ebeff25e497aae374f94550ca49bc isolates the same-home restart fixtures from the host manager's authority probe. They now explicitly simulate an ordinary manager failure and release the lease before direct fallback reacquires it. A regression test verifies lease release, one direct spawn, and zero calls to the real manager entrypoint. Only two test files change; runtime unknown/changed-authority refusal remains unchanged.

Recorded controlled comparison: baseline 4ae49360 88 pass / 0 fail; this PR and the exact carry candidate 9e66c9c before correction 81 pass / 7 fail, and after the same correction 88 pass / 0 fail. Final normal safety coverage passed 152 tests; layout coverage passed 27 tests. Typecheck, structure, file-size, privacy, and diff checks passed. These scopes overlap and are not additive.

This reproduces and fixes 7 of the 9 reported failures, not all nine. Could you share the exact failing test names and logs for the remaining two so we can check them against this correction? Full-suite, native-platform, and maintainer-host reruns were not performed; the earlier staged-recovery sandbox failure was not rechecked. New-head hosted CI is not yet passing evidence, and the PR remains Draft.

Verification-status follow-up (2026-10-21), without code or readiness changes.

The current published head is 1da3dfbfe19ebeff25e497aae374f94550ca49bc. The PR description's pending-CI checkpoint refers to an earlier correction, and the last author comment preceded completion of the following current-head runs:

These are inspected hosted results, not tests newly executed in this follow-up. They do not retroactively turn the documented local failures into passes, establish that the two unprovided failing cases from the earlier nine-failure report were fixed, or supply independent security/maintainer approval. The last scoped correction established seven reproduced fixes; that distinction remains as recorded in #7154 (comment).

Retain Draft and the remaining review/operational gates. No workflow rerun, merge, deployment, or live service operation was performed.

…ratchet

Preserve both parent histories. Relocate the same five update-home registrations
into an explicit shard; do not raise a cap or drop any regression.

Focused updater, layout and static checks passed on this exact union in fork
Actions run 39563270305. Independent review and native acceptance
remain required; do not infer deployment or a resolved Security Cloud finding.

Historical author checkpoint (2026-10-21)

Author follow-up at c238a6744617f5338ca75291cc29ddd0a1232e42: integrated current dev@12025981 with both parent histories preserved and no force-push. The native union was conflict-free but exposed a 2,003-line test-layout file. Five unchanged update-home registrations now use the existing explicit-shard mechanism, returning the main map to 1,998 lines without raising a cap or dropping tests. This is the only correction beyond the automatic dev merge.

Fresh isolated verification run 39563270305, Bun 1.4.3 / Ubuntu: 383 pass, 30 platform skips, 0 fail; 2,697 assertions across 20 files. Typecheck, privacy, structure, file-size, GUI prerequisite build and dev-relative whitespace all passed. The published tree ea30d8062c8e0370ac317d4ad87e4295c8acca48 exactly matches the tested tree. The earlier uncorrected union had one failure, the layout ratchet; that failed run is retained.

The current passing set includes update-job.test.ts, update-restart-lease.test.ts, both earlier stop/ownership-lease files and the launcher/worker/recovery policy tests. This is new scoped Ubuntu evidence, not identification of the two unprovided failures in the earlier nine-case report and not native service acceptance. The PR body now separates this checkpoint from the historical seven reproduced fixes and older-head CI.

Please review the full current diff while the PR remains Draft. Required new-head upstream CI and independent maintainer/security acceptance remain separate gates. No live service, installation, deployment, integration-branch merge or finding closure was performed.

Handle lease contention in both direct-start paths.

When another process keeps the ownership lease until the acquisition deadline, mutation.reacquire() and reacquireUpdateLease() throw OWNERSHIP_MUTATION_LEASE_BUSY. The TypeScript and Node startProxyDirectly functions do not catch that error, so they cannot return their declared failure result or print the existing recovery guidance.

Suggested TypeScript fix
-    mutation.reacquire();
+    try {
+      mutation.reacquire();
+    } catch {
+      console.warn("⚠️  Another process kept the runtime ownership lease claimed, so no proxy was started.");
+      console.warn(`   Run 'ocx service repair', then 'ocx start --port ${capturedListen.port}'.`);
+      return false;
+    }

Apply the same guard to startProxyDirectly in bin/ocx.mjs, using bakePort in the restart command:

-    reacquireUpdateLease();
+    try {
+      reacquireUpdateLease();
+    } catch {
+      console.warn("⚠️  Another process kept the runtime ownership lease claimed, so no proxy was started.");
+      console.warn(`   Run 'ocx service repair', then 'ocx start --port ${bakePort}'.`);
+      return false;
+    }

In the TypeScript `startProxyDirectly` path, handle `mutation.reacquire()` lease
contention so the function returns its declared failure result and prints the
existing recovery guidance. Apply the equivalent handling to the Node
`startProxyDirectly` path around `reacquireUpdateLease()`, using `bakePort` in
the restart command.

Recheck home authority before stopping service wrappers.

restartAfterUpdate checks authority at Line 1103, then awaits the service import at Line 1116. If the registration changes to a foreign home during that wait, Line 1154 can stop global service wrappers, and the following reclaim can stop listeners, before the check at Line 1194 refuses recovery. Call homePolicy.check() after the import and before wrapper stopping or reclaim. If it refuses, return without service-control side effects.

Scope update recovery to stable service-home authority across worker, Node and Bun paths. Preserve stopped cold updates, require compatible inspection before delegation, and release recovery leases before caller exit. Document the recovery contract and add focused regression coverage.
Replay onto current dev dropped content that only ever lived inside merge resolutions: the update-home test shard registration, the sanitized node <path> worker display, the worker authority seam, and the recovery-contract sentences. Restored verbatim from 4ca5868 so the branch stays the union of dev and the original feature.
…waits

Two post-replacement awaits ran between the last authority check and the mutations they preceded: the service-args import before the wrapper stop/port reclaim in the worker restart, and the shim module import before the shim rewrite/tray refresh in the Bun update path. A home change landing during either window could see control actions run under stale authority. Re-probe at the mutation boundary; refusal restores only the own stopped tray and fails closed. job.ts stays net-zero lines to hold the file-size ratchet.
- reclaimListenPort gains mayMutateFn, re-checked after each availability
  await and immediately before every kill/TCP-row drop; a denial reports
  not-freed without touching processes or TCP rows.
- job.ts and index.ts pass homePolicy.check() as that gate and bail on a
  denied reclaim instead of misclassifying it as a busy-port timeout.
- index.ts moves the isCodexShimInstalled filesystem probe inside the
  guarded try so a throw after package replacement degrades to the shim
  warning instead of escaping post-replacement recovery.

At c84a3226f4ffe455de56e261f8f63014a005314f, the outside-diff wrapper-stop finding is addressed: authority is re-read after the service import, and the actual reclaimer checks it after availability awaits and before kill/TCP-row changes. A denial stays latched even if the home later matches again. The shim status probe is also inside its warning-only error boundary. The new boundary comparison was 4 RED failures, then 51 GREEN tests on the preserved candidate tree; real OS service/tray acceptance is still unverified. Current-head CI remains separate from the historical results in earlier comments.

The initial enforce-target screenshot failure used a stale stored base and included upstream GUI commits. Reasserting the existing dev base refreshed that comparison: GitHub now reports dev@c51b0b4c and exactly 43 changed files, none under gui/, matching the direct comparison. This patch makes no GUI change and needs no substitute screenshot or waiver. The PR remains Draft until its current required checks finish; no pending check is being claimed as passed.
