fix(service): wait out the npm Bun placeholder instead of executing it - #6441
Conversation
- The Windows service wrapper now applies the shared REAL_BUN_MIN_BYTES rule before launching Bun; during an in-place npm install it logs and retries every 5s until bun's postinstall replaces the placeholder, instead of exiting 216 behind a modal 16-bit dialog
…and the size read - An empty OCX_BUN_BYTES made the size comparison a cmd syntax error that ended the wrapper; the read now resets the value and treats an unset size as not ready - The wait message names a persistent placeholder's remedy

Scoped review at ece9e15: read both changed files and the existing wrapper recovery/loop branches. The size check reuses REAL_BUN_MIN_BYTES and clears OCX_BUN_BYTES before the read, so an absent size cannot reach a malformed IF comparison. I authorized the existing read-only hosted CI for this exact head; this is not PR approval. The two new cmd.exe regressions are Windows-only, so Linux success will not independently establish the reported 41-case Windows behavior. Keep that author-local platform evidence and the missing-at-exist-check/missing-at-size-read distinction explicit. Please update the owning runtime/package documentation (structure/runtime.md and the bundled-Bun section of structure/ops/docs-and-release.md where applicable) to record waiting on a placeholder, permanent postinstall failure/recovery, and the unchanged bun_missing behavior. The new source comment is useful rationale, but there are no document changes in this patch despite the new operator-visible retry contract. No installed wrapper, service or package was exercised locally. |
…ceholder - docs-and-release and runtime state that the wrapper re-checks a placeholder or vanished Bun every five seconds, that a Bun path missing at the exist check keeps the bun_missing exit, and how a permanently blocked postinstall recovers

Thanks for the scoped review and for authorizing CI. Addressed in 3e0721e:

@LilMGenius Verified the docs-only delta at 3e0721e: both owning documents now describe placeholder waiting, permanent postinstall failure recovery and the unchanged missing-at-exist-check branch. That addresses my documentation request without expanding the runtime patch. I authorized the existing current-head Cross-platform, React Doctor and Service lifecycle runs after rechecking the inherited read-only workflows; Service lifecycle uses ephemeral GitHub-hosted Linux/macOS/Windows runners, not this machine or a self-hosted runner. These approvals are not code approval or Windows regression execution evidence. The original 41-case Windows result remains author-local, and the validation-to-launch race remains a disclosed limitation rather than an atomic-execution guarantee. |
|
Current-head Service lifecycle CI now passes on Linux, macOS and Windows (run 36989691470). I inspected the Windows job log: it checked out merge artifact 1d187ab, joining your 3e0721e head with dev 933bd03, and installed the scheduled service, verified health, stopped it and uninstalled it successfully. This establishes hosted Windows happy-path lifecycle evidence, not execution of the two placeholder/race regression cases; those still require the separate Windows test job. Cross-platform CI is not complete yet, so I am not treating this as final approval. |
|
Maintainer integration decision (dev, admin bypass per MAINTAINERS.md): marking ready and merging at exact head 3e0721e as-is.
Thanks @LilMGenius. |
Summary
On Windows, updating OpenCodex in place with npm (
npm update -g/npm install -g @bitkyc08/opencodex) leaves the running service wrapper executing Bun's npm placeholder. npm extractsnode_modules/bun/bin/bun.exeas a small placeholder and replaces it only when bun's postinstall runs later in the same reify. In that window the wrapper's restart loop launches the placeholder: it exits216(ERROR_EXE_MACHINE_TYPE_MISMATCH), and in an interactive session Windows also shows a modal "Unsupported 16-Bit Application" dialog for...\opencodex\node_modules\bun\bin\bun.exe. The wrapper then blocks until someone clicks OK. Observed with 2.75.0, npm 12.1.0, and Node 26.10.0: the loop restarted every 5s with code 216, and then one launch blocked behind the dialog for six minutes.Root cause:
buildWindowsServiceScriptinsrc/service/windows-taskxml.tschecks onlyif not exist "%OCX_BUN%"before running it. The placeholder exists, so that check passes. The Node launcher and the updater already reject the placeholder with the sharedREAL_BUN_MIN_BYTESrule (src/lib/bun-binary-validator.mjs), but the wrapper never applied it.Fix: the wrapper reads the file size with
%%~zFand applies that sameREAL_BUN_MIN_BYTESthreshold. Below it, or when the file vanished between the exist check and the size read (npm removes the old package mid-reify), the wrapper logsbundled Bun is not ready (<n> bytes, npm placeholder or mid-install); waiting for its postinstall, retrying in 5sand loops without executing anything. Without that empty-size guard,if LSS 1000000is a cmd syntax error that would end the wrapper. Once the postinstall lands, the next pass starts normally. It waits instead of exiting with3, so the service recovers by itself when the install finishes, as the old 216 loop eventually did, without the dialog.OCX_BUN= placeholder, postinstall lands during the cooldown)PLACEHOLDER-EXECUTED,child exited with code 216; restarting in 5sbundled Bun is not ready (...), nothing executedbun.exereads as ready)Verification
All commands ran on Windows 11 with the pinned Bun 1.4.0 (
./node_modules/.bin/bun), atdev3d77e3d.bun test tests/windows/windows-service-wrappers.test.ts: 41 pass / 0 fail. With only thesrc/change reverted, the placeholder test fails with the log above (PLACEHOLDER-EXECUTED,child exited with code 216); with only theif not defined OCX_BUN_BYTESline removed, the vanish test fails (40 / 1).bun test tests/service tests/windows tests/codex-integration/codex-service-manager-probe.test.ts tests/config/serving-runtimes.test.ts: base 1375 pass / 9 fail, this branch 1376 pass / 9 fail (first commit; the second adds one more passing test). Base and branch fail the same 9 tests (SQLite home binding, service diagnostics, consent/CAS, and the tray reaper), all already failing on this Windows machine at base.bun x tsc --noEmit: exit 0.bun run test. The change is confined to the generated Windows wrapper, so I ran every suite that builds or inspects it (above) with and without the patch; on this Windows machine those suites already fail 9 tests at base, unchanged by this branch. CI covers the rest.Platform evidence: both new regressions are Windows-only (
test.skipIf(process.platform !== "win32")), so Linux CI skips them. The 41-case result above is author-local on Windows 11, not established by hosted CI. No installed wrapper, service or package was exercised beyond the real-bun.exesize probe. Two "missing" cases stay distinct: a Bun path missing at the
if not existcheck keeps the unchangedbun_missingpath (backup restore, then exit 3); a file that vanishes after that check and before the size read is treated as not ready and re-checked.Docs:
structure/ops/docs-and-release.md(Windows service wrapper section and the bundled-Bun invariants) and thesrc/service.tsrow ofstructure/runtime.mdrecord the wait, the unchangedbun_missingbehaviour, and recovery from a permanently blocked postinstall.bun run structure:check, bun scripts/file-size-ratchet.tsandbun run privacy:scanpass. The new test runs the generated wrapper through
