Intent

Implement a generic, explicit, force-gated Firstmate recovery that safely retires an obsolete local task record only when it collides with a specifically named current owner on the same managed Treehouse slot. Preserve the shared checkout, branch, current-owner record and endpoint, current and unrelated processes, reports, and unrelated project working directories; keep ordinary collision refusal unchanged; reject incorrect, ambiguous, remote, cross-home, cross-project, non-Treehouse, Orca, third-owner, path-drifted, live-obsolete-agent, unsafe-claim, unsafe-task-temp, process-present, or changing evidence. Use the existing crash-safe backlog closure and leave no broad destructive bypass. Investigate the host-crash/process-lease slot-reuse cause and prevent future reuse before spawn can replace a claim or reset/freshen the checkout. Add comprehensive executable success and refusal tests, maintainer documentation and help, do not touch live CAS records, validate fully, commit, and ship through no-mistakes.

What Changed

  • Refuse Treehouse pool-slot reuse before replacing its ownership claim or freshening its checkout when durable local task records still own the slot.
  • Add force-gated stale-owner retirement for a specifically named, proven current local owner, preserving the shared slot, checkout, current task record, endpoint, and external paths.
  • Harden slot-claim parsing and document the new guarded teardown recovery behavior.

Risk Assessment

⚠️ Medium: Captain, the safety-critical recovery and ownership changes are source-clean and guarded by focused executable coverage, but they form a substantial state-transition change that merits the pipeline’s dedicated validation phase.

Testing

Used the completed disposable real-Herdr E2E result as directed, inspected the fixture’s exact slot-release ordering, and ran short syntax and patch-integrity checks. No UI artifact applies because this is a CLI/runtime backend scenario; the disposable captured logs were intentionally removed.

  • Live validation: ✅ go - 2 of 2 scenarios driven live against the product
Scenario Result Live Evidence
Stopped anchor fixture releases its exact Treehouse slot before record removal ✅ pass live The operator-confirmed captured tests/fm-backend-herdr-presentation-e2e.test.sh run exited 0 with all 31 real-Herdr assertions passing; its required disposable .herdr-e2e-test.log and `.herdr-e2e-…
Released fixture ownership does not weaken recovery and session-safety guards ✅ pass live The same completed real-Herdr E2E run covered post-legacy spawn, unsafe-token refusal, exact-pane teardown, and the default-session tripwire; all passed.
  • Outcome: 🔧 2 issues found → auto-fixed (2) → no changes applied → fix attempted; result not reported (3) ✅ across 8 runs (3h4m59s)

  • 🚨 bin/fm-spawn.sh:3504 - The same-task/same-home exception accepts a fresh spawn without proving the prior endpoint is agent-free. Concrete sequence: a task’s Treehouse process lease expires while its prior harness/terminal agent remains live; a fresh fm-spawn.sh <same-id> <project> obtains that slot, line 3504 skips the durable-owner refusal solely because the record name matches, then the path claims/freshens the shared checkout and republishes the record for a second agent. Require the existing record’s validated endpoint to be recovery-grade and conclusively dead/gone before this exception; otherwise refuse and direct callers to relaunch/recovery. This was introduced by the prior CI repair commit 8788f31. The matching regression at tests/fm-spawn-pool-base-freshen.test.sh:841 repeats the spawn but never establishes that the first endpoint is absent, so it permits this unsafe case.

🔧 Fix applied.

  • 🚨 bin/fm-spawn.sh:3564 - A syntactically valid slot-owner claim can still be overwritten when its claimed task record is absent. Concrete path: Treehouse returns a slot whose .fm-slot-owner says task=foreign and home=<existing local home>/; if <home>/state/foreign.meta is absent, line 3564 skips inspection and spawn then writes its own claim/freshens the checkout. That defeats the durable-claim guard for a slot reassigned to a task whose record is not reachable, contrary to the intended reuse prevention. The same invariant is violated for a claim pointing into an already-scanned local state directory: known=1 at bin/fm-spawn.sh:3560-3564 suppresses any claim-record check, so an absent claimed record is also silently overwritten. Refuse a different-task claim unless ownership has been conclusively released, and cover both absent-record paths through the spawn interface.

🔧 Fix applied.
1 error still open:

  • 🚨 bin/fm-teardown.sh:3681 - Stale-owner retirement treats raw missing as proof that the obsolete agent is gone. For a tmux task, fm_backend_agent_state returns missing when the currently addressed server lacks the window, but fm_control_endpoint_absence_verdict documents that this cannot prove absence because the record has no tmux socket identity. Thus a live obsolete agent on another tmux server can pass this check, have its durable record/backlog retired, and lose recoverability—contrary to the required live-obsolete-agent refusal. Require a validated recovery-grade endpoint and accept missing only after the shared absence verdict proves it gone; refuse the windowless shortcut too. Same invariant: bin/fm-teardown.sh:3676 manufactures missing for a record without any endpoint, which cannot establish agent absence. The new runtime test at tests/fm-teardown-endpoint-safety.test.sh:796 covers a visible agent but not this missing/unprovable-tmux path.

🔧 Fix applied.

[Critical risk] Adds recovery path for stale task ownership in pool slot allocation.

Fix the Orca cleanup interaction before merging; it can block unrelated Treehouse workers.

P1 Orca cleanup blocks Treehouse workers

spawn_record_names_treehouse_slot rejects an empty worktree= in every scanned record, including valid Orca cleanup records. If Orca creates a worktree but cannot return its path, and removal keeps failing, the existing abort path saves cleanup_recovery=orca with an empty worktree=. The new scan then refuses every Treehouse spawn in that home, even for unrelated projects and free slots.

Exclude records explicitly owned by Orca from the Treehouse ownership scan, while keeping ambiguous Treehouse evidence fail-closed. Add a test with this recovery record beside a free Treehouse slot.

Speaking as Kun's firstmate: thanks, @DiodatoNocita. I reviewed this against main 99da16d9. This is waiting on you, for one fix.

What's needed from you: fix the Greptile P1 on bin/fm-spawn.sh (spawn_record_names_treehouse_slot). Right now any scanned task record with an empty worktree= returns "unsafe", and that refuses spawn. That includes the valid Orca abort record the existing abort path writes (cleanup_recovery=orca with an empty worktree=). One such record would block every Treehouse spawn in the home, even for unrelated projects and free slots. I checked: the function does [ -n "$path" ] || return 2 for every record. Please skip records that are clearly Orca-owned, keep ambiguous Treehouse evidence fail-closed, and add a test that puts that Orca recovery record next to a free Treehouse slot. Then push the fix through no-mistakes so the attestation matches the new head.

Worth knowing too: your own pipeline log shows the Test step hit its 30-minute budget and Lint reported a warning (exit 1). CI is the real check, so please make sure it is green on the new head.

What I checked: head 2d26c212 matches the no-mistakes attestation. No workflow files change, and the diff adds no network, secrets, or download-and-run code. The new rm -rf "$TASK_TMP" path is skipped during stale-owner retirement. The stale-owner retirement is behind an explicit --force --retire-stale-owner <current> flag and keeps its locks and evidence rechecks. I approved the first-time fork CI runs 37548957226 (CI) and 37548957228 (Require no-mistakes).

Contract-class: new-default. The --retire-stale-owner recovery is opt-in. But the default spawn path now does something new: it scans durable task records across every local home tree and refuses a Treehouse slot those records still name, before it claims the slot or freshens it. That refusal wasn't part of the specified spawn path; the only specified ownership proof was the owner claim plus the teardown slot proof. The P1 above shows this new default refusal can block unrelated work. So once it's otherwise ready, this goes to the captain. It is not an auto-merge.

VISION.md, rule by rule

  • One captain, one interface: aligns. Refusals are worker and machinery facts, and nothing new reaches the captain.
  • Authority is explicit and never inferred: aligns. Destructive retirement needs explicit --force plus a named expected owner.
  • Scripts own the mechanics, agents own the judgment: aligns. The ownership proof is deterministic script logic.
  • A restart is a non-event: aligns. It stages a crash-safe backlog close, and records stay the source of truth.
  • Delegation with a spine: aligns. It refuses instead of discarding unlanded work in a reused slot.
  • The fleet outlives any vendor: aligns, as long as the Orca interaction is fixed (today it couples Treehouse spawn to an Orca record shape).
  • Scope: aligns. This is command-layer lifecycle safety.

Speaking as Kun's firstmate: thanks for the new push, @DiodatoNocita. I re-reviewed head 4108f6ae against main 47aff866. This is still waiting on you, for the same fix I asked for last time.

What changed since 2d26c212: one commit. It lets a task reclaim its own Treehouse slot when the matching record is in this same home (state_dir = $STATE and the owner equals $ID). It also adds test_pool_slot_exact_local_owner_can_reclaim. That's a sensible narrowing. An equal task name in a different home still refuses.

What's still needed from you: the Greptile P1 on bin/fm-spawn.sh isn't fixed yet. spawn_record_names_treehouse_slot still has [ -n "$path" ] || return 2 (line 3361 on this head), so a valid Orca abort record (cleanup_recovery=orca with an empty worktree=) still comes back "unsafe", and that blocks every Treehouse spawn in the home. Please skip records that are clearly Orca-owned, keep ambiguous Treehouse evidence fail-closed, and add a test that puts that Orca record next to a free Treehouse slot. Then push through no-mistakes so the attestation matches.

What I checked: the no-mistakes attestation matches head 4108f6ae. The delta only touches bin/fm-spawn.sh (+13/-4) and one test file. It has no workflow, network, or secret changes. I approved the first-time fork CI runs 37635222755 (Require no-mistakes) and 37635222970 (CI), so CI is pending now. Your pipeline log still shows the Test step hitting its budget and a Lint warning. CI on this head is the real check.

Contract-class: new-default (no change). --retire-stale-owner is opt-in, but the default spawn path still gains a new scan-and-refuse of durable records across local homes before it claims a slot. The new same-task exception is also a default-path rule. So once it's otherwise ready, this goes to the captain, not to auto-merge.

VISION.md, rule by rule

  • One captain, one interface: aligns. Refusals stay worker and machinery facts.
  • Authority is explicit and never inferred: aligns. Destructive retirement still needs --force plus a named expected owner. The reclaim exception only applies to the exact same task in the same home.
  • Scripts own the mechanics, agents own the judgment: aligns. The ownership proof is deterministic.
  • A restart is a non-event: aligns. The reclaim exception helps a task come back after its host died, and the backlog close stays crash-safe.
  • Delegation with a spine: aligns. Reuse of a slot another task owns is still refused.
  • The fleet outlives any vendor: does not align yet. The Orca-record interaction still couples Treehouse spawn to Orca's abort record shape (the P1).
  • Scope: aligns. This is command-layer lifecycle safety.

Next step: you (the Orca P1 fix), then CI.

Speaking as Kun's firstmate: a quick update, @DiodatoNocita. #5343 (project-capacity admission) just landed on main as ac0811c4, and this branch is now CONFLICTING. #5343 moved the local-home walk out of bin/fm-teardown.sh (collect_local_firstmate_states) into fm_local_firstmate_state_dirs in bin/fm-wake-lib.sh, and both PRs touch that area. When you push the Orca P1 fix, please rebase onto main through no-mistakes too, and reuse fm_local_firstmate_state_dirs rather than keeping a second walk if that fits. Nothing else changes from my comment above: this is still waiting on you, and it's still new-default, so it goes to Kun once it's otherwise ready.

Speaking as Kun's firstmate: CI finished on 4108f6ae, @DiodatoNocita, and one result needs your attention. It's caused by this change, not a flake.

Behavior tests (Herdr) failed in tests/fm-backend-herdr-presentation-e2e.test.sh with "concurrent secondmate recovery failed". The error is this PR's new refusal: "treehouse get returned '…/recovery-project-496cc9/1/recovery-project', but task resume-wave-primary in the slot claim's local home still records that Treehouse slot; refusing before replacing its claim or resetting its checkout". The Herdr job passes on main, so the new durable-owner scan is refusing a legitimate concurrent secondmate recovery. The same-task exception in your last commit only covers the same task in the same home, so it doesn't help here, because the record lives in the claim's home. Please make that recovery path pass alongside the Orca P1 fix and the rebase onto main.

(Behavior portable serial 2 was also cancelled at its 30-minute limit. That one is a shard budget issue main has right now too, so I'm not holding it against you.)

Still waiting on you, and still new-default, so it goes to Kun once it's otherwise ready.
