fix(env): redact caller-provided values for required env directives - #12017
Conversation
A `required = true` env directive validates that the caller set the variable
but never assigns it, so its value never reached the map that redaction
registration consults. `redactions` globs and `redact = true` therefore did
nothing for exactly the variables a config declares as secret inputs, and the
caller's value was printed verbatim in task output.
Three defects, one mechanism:
1. Caller-provided values for `required` variables were never redacted, on
either task-env path. This is the reported bug.
2. `default` had the same gap in its caller-wins branch: it pushed the key onto
the redaction list but, having assigned nothing, left no value to resolve
that key against. The config fallback was redacted and the caller's override
that actually won was not -- the more dangerous half of the pair.
3. `redact = false` on a `required` variable was ignored on the
`TaskContextBuilder` path, which over-redacted rather than leaked. That path
matches global patterns against the full env, and a required directive
recorded no exclusion for it to honour, so an explicit opt-out did nothing.
This is a visible output change for anyone relying on that path's current
behavior.
The two task-env resolution paths also disagreed. `Task::render_env`, taken
when the task's own config file has no `[env]` table, passed only the
task-declared env map, while `TaskContextBuilder::resolve_task_env_with_config`
passed the full env, so the same task config leaked or redacted depending on
whether an unrelated `[env]` table existed.
Record such keys in `EnvResults::caller_env_keys` and resolve their values from
the caller environment at registration time via `EnvResults::redactable_env`.
Required directives still never assign.
Rejected the smaller change of handing `render_env` the full env, which would
also have covered undeclared caller variables: on that path a config-level
`redact = false` exclusion is not visible, so a global config carrying
`redactions = ["*TOKEN*"]` and `TEST_TOKEN = { value = "e", redact = false }`
would register the single character `e` as a redaction pattern and mangle every
line of task output. Scoping registration to declared keys avoids registering
values mise was never told about. `render_env` now also carries over
config-level exclusions the way the task-context path already did, so a task
that merely declares a variable `required` cannot resurrect an exclusion the
config set; a task *assignment* still overrides it.
On over-matching: redaction is Aho-Corasick substring replacement with no word
boundaries, so a short secret rewrites unrelated text. A caller value of `test`
mangles `latest` and `contest` identically whether it arrives through a
`required` directive, a plain assignment, or the `value = "{{env.X}}"`
rebinding this bug forced people to use. That equivalence is the property under
test: required registers its value exactly as an assignment does, no wider and
no narrower. Empty values are the degenerate case and were already filtered by
`Redactor::new`.
Only key names enter `CachedNonToolEnv`, never caller-supplied values, and the
`required` insert is unconditional so the cached set depends on the config
alone -- the non-tool env cache key does not include the caller environment.
`#[serde(default)]` on the new field cannot silently disable the fix across an
upgrade: the cache key hashes `CARGO_PKG_VERSION` and `load` deletes any entry
whose recorded version differs from the running one.
Still divergent, deliberately: an undeclared caller variable matching a global
pattern is redacted on the task-context path and not on the `render_env` path.
Aligning it means either removing existing redaction or registering arbitrary
caller values as patterns, which is how a one-character `LANG=C` becomes a
global pattern. That divergence is a broader defect than this fix and belongs
in its own change.

A later directive removing a key already cleared `redaction_exclusions` but not `caller_env_keys`, so `redactable_env` kept resolving the caller's value for a variable the config had explicitly removed. The task cannot reach that variable, so registering its value only widens redaction: with a short value it rewrites unrelated output, which is the failure mode the one-character exclusion guard elsewhere in this change exists to prevent. Reverting the one-line removal turns the new e2e case from `version 1.2.3` into `v[redacted]rsion 1.2.3` and fails the new unit test, so neither is vacuous. Also covers the caller-overridden `default` on the `TaskContextBuilder` path. The PR claims every path-sensitive case runs on both paths and this one did not, so the claim was wider than the test. That path matches global patterns against the full environment, and a required directive recorded no exclusion for it to honour, so an explicit opt-out did nothing and the variable was masked anyway. This one over-redacted rather than leaked, and fixing it is a visible behavior change: a variable that previously printed as
[redacted]on that path now prints its real value, as the config asked. It is called out separately because it moves output in the opposite direction from the rest of this change, and anyone who had come to rely on the incorrect masking will notice.Underlying all three, the two task-env resolution paths disagreed.
Task::render_env— taken when the task's own config file has no[env]table — passed only the task-declared env map to redaction registration, whileTaskContextBuilder::resolve_task_env_with_configpassed the full environment. Redaction is Aho-Corasick substring replacement with no word boundaries, so a short secret rewrites unrelated text. This is pre-existing behavior, and the property worth checking is that

This change introduces no new over-matching class — it makes

That equivalence is pinned as a test rather than the current output being pinned, so a future change to how required values are registered breaks loudly. Empty values are the degenerate case of the same concern and were already filtered byRedactor::new.On the env cache
