The limits added in #74 came from one run's medians, and two were below what the suite normally does. Seed every app's config and secrets got four minutes, then timed out and failed #77, a pull request that changes nothing but a comment in renovate.json5.

Resized from 17 samples, not one

Across every recent passing run:

step worst observed #74 set now
Set up rootless Podman 283s 6 10
Wait for containers to be ready 179s 5 7
Seed every app's config and secrets 82s 4 8
Run integration tests 279s 9 12
Pull container images 73s 6 12
Start stack 101s 5 10
Wire app-to-app connections 71s 4 10
Install xmlstarlet 70s 3 5

Most land back on the values they had before #74, which is the honest outcome: those numbers already accounted for a variance a single run does not reveal. Note that Seed timed out at 240s despite a worst observed of 82s, so a busy runner can be three times slower than anything in the sample.

What #74 was actually for still stands

Every step is bounded, where four were not before, and Install xmlstarlet still retries with explicit apt timeouts. That is what stops a hung apt-get update spending the entire job budget, which is the incident that started this.

The principle I got wrong, now written in the file: a step limit exists to catch a step that has hung, not to police how slow a busy runner is. Sizing them near the observed maximum fails honest runs more often than it catches real hangs.

Blocking

#77 cannot pass until this merges.

Summary by CodeRabbit

  • Tests
    • Updated integration-test time limits to reduce premature failures during setup, environment preparation, service startup, validation, test execution, and cleanup.
    • Clarified timeout documentation while preserving the overall suite limit.

The limits added yesterday were taken from one run's medians, and two of them
were below what the suite normally does. `Seed every app's config and secrets`
got four minutes and then timed out, failing #77, a pull request that changes
nothing but a comment in renovate.json5.

Resized from seventeen samples across every recent passing run, at four to six
times the worst case rather than a small multiple of the median:

  step worst was now
  Set up rootless Podman 283s 6 10
  Wait for containers 179s 5 7
  Seed configs 82s 4 8
  Run integration tests 279s 9 12
  Pull container images 73s 6 12
  Start stack 101s 5 10
  Wire connections 71s 4 10
  Install xmlstarlet 70s 3 5

Most are back to what they were before I touched them, which is the honest
outcome: those values already accounted for a variance that a single run does
not show.

What the change was actually for survives. Every step is still bounded, where
before four of them were not, and `Install xmlstarlet` still retries. That is
what stops a hung apt spending the whole budget. A step limit is there to catch
a step that has hung, not to police how slow a busy runner is, and sizing them
near the observed maximum inverts that.

📝 Walkthrough

Walkthrough

The integration-test workflow retains its 20-minute job timeout and increases independent limits for setup, container operations, readiness, connection wiring, tests, and teardown.

Changes

Integration test timeouts

Layer / File(s) Summary
Timeout policy and environment setup
.github/workflows/integration-tests.yml
The workflow documents the 20-minute job limit and increases timeouts for XMLStarlet, rootless Podman, VPN mock setup, configuration seeding, certificate generation, and image pulling.
Stack execution and validation

The workflow increases timeouts for stack startup, readiness checks, connection wiring, integration tests, and teardown.

Estimated code review effort: 1 (Trivial) | ~3 minutes

Merge Risk: ⚪ Minimal · up to 48923

The step timeout changes are otherwise merge-ready; two stale comments still describe a 25-minute limit instead of the active 20-minute limit, creating a small risk of misleading timeout diagnostics but no merge-blocking impact.

# 20, from the steps of passing runs summing to about 15 minutes. An earlier
# comment here claimed two thirds of headroom, taken from run level
# timestamps reading 11 or 12; the steps are the honest measure and this is
# nearer a third. It should not come down without shortening the suite.
#
# This stays the binding limit, and the per-step limits below are not trying
# to replace it. They sum past an hour because each allows for its own worst
# case. What they buy is that a single stalled step dies in two or three
# minutes instead of spending the whole budget, which is exactly what
# `apt-get update` did twice on #68, hanging the full twenty while every
# later step was skipped. Nothing in the suite job is unbounded now.
# This stays the binding limit and the per-step limits below do not try to
# replace it. They sum past an hour because each has to allow for its own
# worst case, and that is the point: they exist to catch a step that has
# *hung*, not to police normal variance.
#
# Sized at four to six times the worst of seventeen samples, or whatever the
# value was before, whichever is higher. A first attempt sized them from a
# single run's medians and was far too tight: `Set up rootless Podman` was
# given six minutes against a 283 second worst case, and `Seed every app's
# config and secrets` four minutes, which then timed out and failed a pull
# request that had changed nothing but a comment. Normal variance on a busy
# runner is wide, so anything close to the observed maximum will fail honest
# runs more often than it catches real hangs.

Update the remaining 25-minute references.

The binding job limit is 20 minutes at Line 263. The comments above Pull container images and Start stack still describe a 25-minute limit at Lines 560-561 and 586-590. Update those comments to 20 minutes so timeout diagnostics match the active policy.
