WalkthroughThe retry sweep now resolves a dev-lead channel pin and checks each target repository’s pin before scanning. It skips repositories with missing, invalid, older, or unknown-compatible pins when the sweep pin is available. If sweep-pin resolution fails, it warns and scans all listed repositories. Code Review
This pull request introduces a per-target-repo channel gate to prevent dispatching payloads to repositories pinned to older, incompatible dev-lead channels. It adds the dispatch-channel-gate.sh library to resolve and compare channel pins via git ancestry, integrates this check into the main retry script, and includes a comprehensive suite of unit tests. The review feedback highlights several instances where command substitutions are executed directly inside conditional lists under set -e, which can silently swallow failures. It is recommended to assign these substitutions to variables first and check their exit statuses explicitly to ensure robust error handling.

…rs and parses the parser at every channel (#2085) Fixes #2081. scripts/check-retry-payload-fields.sh (lint job `retry-payload-fields`) fails when the dev-lead retry sweep sends a client_payload field that scripts/dev-lead-intent.sh does not read at any channel (next/ring0/ring1/stable) of the pinned major. - Sent side: every sweep function whose body names `dispatches` is executed with `gh` stubbed; every dispatch is captured in every gh request form (--input -/<file>/=<file>, -f/-F/--field/--raw-field separate or attached). An empty or unreadable payload, an endpoint held in a global, or a sweep that aborts while sourcing is a setup error. - Read side: the parser and the libs it sources (recursively) are bash-parsed at each channel tag; only jq-path `.client_payload.<key>` reads count, and not after a `#` on the line. A missing lib is a setup error. - Channel tags are refreshed from origin (no shallowing of a full clone); in CI an unfetchable tag fails closed. Cross-major exposure of fleet repos still on dev-lead/v1-* is tracked in #2086 / #2088. …t whole repos Review feedback: skipping every repo pinned older than the sweep would stop all retries for the fleet (stable / v1-stable), though most payloads carry only fields every release reads. The gate is now per payload: - lib/dispatch-channel-gate.sh reads each target's dev-lead.yml agent_ref (the reusable's default `main` when absent), then the `.client_payload.<key>` reads in dev-lead-intent.sh and the libs it names at that ref (comments stripped), cached per sweep. A payload goes out only when every non-informational field is read; same pin as the sweep needs no lookup. No stub, an unreadable pin or parser holds the payload (fail closed); a missing field warns once per repo. - Every dispatcher calls dcg_payload_allowed after building its payload; the bot-comment scan checks BOT_COMMENT_RETRY_FIELDS before posting its marker. - main() no longer skips repos. The gate is on only when SWEEP_AGENT_REF is set (dev-lead-retry.yml now passes its resolved channel); an invalid value fails. - Tests: mock gh fails on any unexpected call; dispatcher coverage and the marker-field list are pinned; end-to-end bot-comment hold test. … itself is readable Review (cubic P2): GitHub also answers 404 for a repo the token cannot read, which the gate would have held silently as 'no stub'. Confirm the repo is readable first; otherwise it is an unreadable pin and holds with a ::warning::. …ubshells Review (CodeAnt): the pin and parser-field lookups run inside command substitutions, and the bot-comment scan is itself called in one, so the in-memory cache was discarded on every return and each payload refetched the target's stub and parser files. dcg_init now makes a per-sweep cache directory (RUNNER_TEMP); pins, parser fields and warn-once keys are files there. A test drives the gate three times through $(...) and asserts one read of each file. Problem
The dev-lead retry sweep runs
scripts/at a single channel: the one this repo'sdev-lead.ymlpins (#2050 / #2083). It then dispatches retries to every repo in the org, and each target parses the payload withdev-lead-intent.shat its own pin. As a result, a target pinned to an older channel can receive aclient_payloadfield its parser drops. That is the #2017 / #2050 skew, now between repos instead of over time. The concrete case is
comment_node_id: thev1parsers don't read it, so a fix-bot-comment retry sent to av1-stablerepo would misroute.Change
The first version of this PR skipped whole repos pinned older than the sweep. That would have stopped all retries for the fleet (stable / v1-stable), even though most payloads only carry fields every release reads. This version gates each payload separately instead.
scripts/lib/dispatch-channel-gate.shworks per target:dev-lead.ymlagent_ref, or the reusable's defaultmainwhen there is none.dev-lead-intent.shreads: every.client_payload.<key>in the parser and in thelib/*.shfiles it names, followed transitively, with comments stripped. This is the same readingcheck-retry-payload-fields.shdoes in CI.The payload is sent only when the target reads every non-informational field. Informational fields are the same ones the CI check uses (
repo,attempt).dev-lead.yml(a 404 on a repo the token can read), the payload is held with no warning.::warning::(fail closed).::warning::per repo and field set, naming the field.Where the gate runs:
dcg_payload_allowedon the payload it built. A new test enforces this for any function that POSTs to/dispatches.BOT_COMMENT_RETRY_FIELDSbefore posting its retry marker. Otherwise a marker would block the comment for the whole pending window. A test pins this list to the dispatcher's payload.main()no longer skips repos. It turns the gate on fromSWEEP_AGENT_REF, whichdev-lead-retry.ymlnow passes from its resolved channel.SWEEP_AGENT_REFfails the sweep.SWEEP_AGENT_REFunset, as in unit tests orcheck-retry-payload-fields.shsourcing the sweep, the gate is off and logs that it is.Risk
Low to medium. The change only removes dispatches. A held payload leaves its markers in place, so the retry resumes once the target is repinned. Today the only held case is fix-bot-comment to repos whose pinned parser doesn't read
comment_node_id. The extra API reads are cached: one stub read per repo, and a few file reads per distinct pin.Test plan
shellcheck --severity=warning scripts/*.sh scripts/lib/*.sh: clean.bash scripts/dev-lead-lint.sh: clean.bash scripts/check-retry-payload-fields.sh: OK at v139-next, ring0, ring1 and stable. The new lib introduces no dispatcher and nodispatchesglobal.tests/dev-lead/unit/test_dispatch_channel_gate.bats: 27/27. The mockghfails on any unexpected call.tests/dev-lead/unit/test_bot_comment_retry.bats: 67/67, including an end-to-end test where the target dropscomment_node_id, so no marker is posted and nothing is dispatched.test_retry_payload_fields,test_delayed_rate_limit_retry,caller_stub_freeze, andtest_{auto_rebase_retry,bot_thread_retry,dev_lead_retry,dev_lead_retry_channel,dev_lead_retry_pr_escalation,hold_notice,channel_stub_forward_guardrail}.Rollback
Revert this PR. There are no non-revertible side effects.
