build: refuse symlinked skill files and keep sync crash traces - #881
Conversation
Follow-ups from the deep review of #880. skillFiles now refuses a symbolic link instead of skipping it, and syncSkills runs that check for every caller before copying. cp would follow a link and ship its target while the bestax-mcp fingerprint never saw a change behind it. Both sync callers print syncFailureText, which keeps the message for a tagged refusal and the full stack for an unexpected error. The api-page header no longer says every scan goes through fenceMask, since the frontmatter readers anchor at the first line instead.

| 1 | 🔵 Advisory | Correctness | Both new comments (and the PR body) say cp "would follow it and ship the target". Verified on Node 24: fs.cp with these options neither dereferences nor keeps a relative link — it recreates the entry as a symlink pointing at the absolute resolved source path. So the pre-PR failure was a dangling absolute symlink into the build machine's checkout landing in templates/skills / data/skills, not the target's bytes. The refusal is correct either way; only the rationale is wrong. This reverses my own #880 advisory #2, which asserted the same dereference claim. Deleting the cp clause leaves the fingerprint/listing half, which I confirmed. |
scripts/lib/skills.mjs:132, scripts/lib/sync-skills.mjs:77 |
| 2 | 🔵 Advisory | Coverage | assertSkillsVetted runs before the new walk, so a locally added symlink is refused as untracked and the new message is reachable only for a committed symlink or a git-less tree. The fixture is a bare mkdtemp outside any repository, so untrackedSkillPaths returns [] there and no test exercises a committed symlink in a real repo — the ordering is untested. Both orderings refuse, so nothing ships either way. |
scripts/sync-skills.test.mjs:206 |
| 3 | 🔵 Advisory | Robustness | isDsStore(next) still continues before the symlink check, so a symlink named .DS_Store is skipped rather than refused (verified: skillFiles returns only SKILL.md). Harmless — copySkills' filter drops the same path — but it is the one symlink shape the new gate does not see. |
scripts/lib/skills.mjs:131 |
Overall: Sound, narrow, and the right shape for all three follow-ups — I reproduced the pre-PR hole and confirmed the new gate closes it in both callers, including create-bestax, which never called skillFiles at all before this PR. The riskiest thing here is not the code but the rationale: the cp mechanism the comments assert is not what Node does (row 1), so a future reader reasoning from that comment will reason from a false premise. Focus there first; everything executable checks out.
Residual risk:
- The refusal really does precede the copy, on both paths — confirmed empirically.
node --test scripts/sync-skills.test.mjsis 8/8 green, and the new case driveslockedandunlocked. The regex anchor^Error: \[sync-skills\] …is load-bearing on the locked path: without the new pre-check loop,fingerprint()would still throw on the symlink, but untagged and aftermkdir(stateDir)— so the assertion is a real guard for the stateDir caller too, not just theexistsSync(dest)half. - A symlink in a bundled skill, file or directory — refuted.
readdir(withFileTypes)reports a symlink as a symlink (never as a directory), so both shapes throw:…/link.md is a symbolic linkand…/references is a symbolic link. A symlinkedSKILL.mdis also caught:readSkillDirsusesstat(which follows), so the directory still counts as a skill, and the walk then refuses the link. - A skill directory that is itself a symlink is still dropped silently by
readSkillDirs(entry.isDirectory()is false for one — verified:readSkillNamesreturns[]). Open as a behaviour, refuted as a hazard: it omits rather than mis-ships, and it fails loudly downstream —check-conformancediffs the generated install region againstrenderInstallBlock(bundled, …)andgen:mcp:checkdiffs the committed index, so a vanished skill reds both gates. gen-mcp-indexis the thirdskillFilescaller and now inherits the throw. Refuted as a regression: it walks onlylisting('references')/listing('examples'), printserr.message ?? errand exits 1, and the new message is self-explanatory without the TAG. A top-level symlink in a skill is invisible to it, but the two syncs run in the same build and refuse it.syncFailureTextbranch coverage — refuted empirically. All three arms are driven (TAG-prefixed message,Errorwith a stack, a thrown bare string). Coverage floors clear with room:lib/skills.mjs100.00/94.23/100.00 against 98/78/100,lib/sync-skills.mjs98.03/93.62/100.00 against 97/87/100,lib/api-page.mjs71.04/86.00/45.00 against 69/76/44.prettier --checkandeslintare clean on all six changed files, and both real sync scripts still run (copied 7 skills -> templates/skills,copied 7 skills -> data/skills) —find skills -type lis empty, so the new gate blocks nothing that exists today.- The
api-page.mjsdeletion is exactly the one I asked for in #880 and I am not reversing it:frontmatter()anchors/^---\r?\n…/at byte 0 with nomflag, so no fence can precede the block it reads, which is why it is correct withoutfenceMask. - Open, carried over: #880's advisory #3 (the flat
frontmatterreader turning a valid folded/block scalarname:into a "frontmatter has no name" conformance violation) is untouched by this PR. Still latent — all seven skills use plain scalars. - Not yet observed:
Build and Testwas stillin_progresson8bd8fb0when this review ran, so every green judgement above is my local run, not CI's.bulma-ui/distis absent here, so the 22 failing root-suite tests are the documented "Build first, or runpnpm all" assertions and the floor reporter declines to judge — the coverage table it still prints is what I read.
🏄 Three clean little follow-up sets rolling in right behind the big one — the symlink gate closes a real hole on both callers and the stack traces are back where you can read them. Only ding is the comment telling you
cpdereferences when it actually ships you a dangling absolute link, which is honestly the gnarlier wipeout. Fix the story, ship the code.

A permission error during the vetting walk was wrapped with the [sync-skills] tag and printed without its stack. Untracked files and symbolic links now carry an ESKILLREFUSAL code, and syncSkills tags only those, so any other error keeps its own message and stack. readSkillDirs now lists a symlinked skill directory instead of skipping it, and skillFiles refuses it, so a linked skill fails loudly rather than going missing from every bundle. A symlink named .DS_Store is refused too, and the comments now say cp would recreate a link pointing at this checkout rather than follow it.

| # | Severity | Area | Finding | Location |
|---|---|---|---|---|
| 1 | 🟡 Minor | Correctness | Widening readSkillDirs puts a symlinked skill root into the roster, and gen-mcp-index.readSkills — the third consumer — has no matching refusal, so gen:mcp:check stays green while indexing a skill both syncs refuse to copy. Reproduced. |
scripts/lib/skills.mjs:47 |
| 2 | 🔵 Advisory | Correctness | PR body is stale on the mechanism. It still says "cp would ship a link's target". Verified on Node 24: fs.cp with these options recreates the entry as a symlink to the absolute resolved source path — it never dereferences. The two code comments were corrected in 5848d52; the body was not. Maintainer-facing only (neither this review nor a fix agent can edit it); deleting that clause leaves the fingerprint half, which is accurate. |
PR description |
| 3 | 🔵 Advisory | Robustness | The widened predicate lists every symlink, not only ones holding a SKILL.md. A symlink to a regular file, or a dangling one, now reaches skillDirViolations as a directory candidate — verified: skills/LICENSE -> ../LICENSE yields "skills/LICENSE/: has no SKILL.md … Add SKILL.md, or remove the directory" for something that is a file. Loud rather than silent, and nothing in skills/ is a link today. if (isLink && !hasSkillFile) continue; after the probe would narrow it. |
scripts/lib/skills.mjs:47 |
| 4 | 🔵 Advisory | Robustness | The skillFiles JSDoc is now orphaned: the SKILL_REFUSAL block was inserted between it and the function, so "The files under dir a bundler ships…" reads as documentation for SKILL_REFUSAL, and skillFiles has none. Moving the new block below it restores both. |
scripts/lib/skills.mjs:121-142 |
| 5 | 🔵 Advisory | Robustness | ln -s /dev/null .DS_Store is a real macOS habit for suppressing Finder droppings, and the reorder now makes it a hard build failure inside a skill rather than a filtered path. Accepted trade-off — the alternative is the one symlink shape the gate cannot see — but worth being on the record. |
scripts/lib/skills.mjs:158 |
Overall: Sound and well-targeted — I reproduced the pre-PR hole and confirmed both syncs now refuse a symlinked file, a symlinked directory, a symlinked .DS_Store and a committed symlink, in locked and unlocked modes, before anything is emptied, and that an EACCES passes through untagged with its stack. The riskiest part is not the refusal but the reach of the one-line readSkillDirs widening: it changes what three other consumers see, and only one of them (syncSkills) got the matching gate in this PR. Look at finding 1 first — a one-line loop in readSkills restores the "a predicate change lands once or not at all" contract this file opens with.
Residual risk:
- A symlink surviving into a shipped bundle — refuted, empirically.
node --test scripts/sync-skills.test.mjsis 12/12 green on this checkout; both real scripts still run (copied 7 skills -> data/skills,copied 7 skills -> templates/skills) and leave the tree clean;find skills -type lis empty. Every shape I could construct throws beforecopySkills: a link inside a skill, a link as the skill root, a link named.DS_Store, a committed link in a real git repo. The regex anchor^Error: \[sync-skills\] …is load-bearing on the locked path — without the new pre-check loopfingerprint()would still throw, but untagged and aftermkdir(stateDir). - The
cprationale, re-verified rather than inherited.fs.cp→onLink()resolves the target to an absolute path unlessverbatimSymlinksis set; I confirmed it directly (cp isSymlink: true,cp target: /tmp/probe-…/cpsrc/real.mdfrom a relative source link). The code comments in this PR now state exactly that, which closes my own #880 advisory #2 — the one that asserted the dereference. Only the PR body (row 2) still carries the old story. - A refusal escaping untagged, or a crash losing its stack — refuted. Every tagged string in
sync-skills.mjsis either thrown directly withTAGor wrapped behindisSkillRefusal;fingerprint()'sskillFilescall sits outside thetry, but the new pre-check already walked the same set, so reaching it needs a TOCTOU race, and the escape prints a stack rather than losing one. Both callers now importsyncFailureText. gen-mcp-indexstill printserr.message ?? errand drops the stack on an unexpected failure. Open, named here rather than posted: it is the one bundler-adjacent caller the "keep crash traces" half of this PR did not reach, and it now also receivesESKILLREFUSALerrors fromassertSkillsVetted. Outside the PR's stated scope; it would pair naturally with finding 1.- A dangling
references/examplessymlink is invisible togen-mcp-index(existsSync(root)follows the link, solisting()returns[]). Pre-existing, and the syncs refuse it, so nothing ships — but no gate reports it. - Coverage — refuted. Measured over
sync-skills.test.mjs+skills-roster.test.mjs:lib/skills.mjs100.00 / 92.86 / 100.00 against floors 98/78/100,lib/sync-skills.mjs98.06 / 93.88 / 100.00 against 97/87/100.prettier --checkandeslintare clean on all six changed files.gen:mcp:checkpasses, so "generated files are unchanged" holds.check:conformancereports onlyversion-regression, which is this checkout's shallow clone, not the diff. - Not yet observed: the
CIrun on5848d52was stillin_progresswhile this review ran, andbulma-ui/distis absent here, so every green judgement above is my local run rather than CI's.
🏄 Clean little follow-up set — the symlink gate holds on every shape I threw at it, the stack traces are back, and the
cpstory in the comments finally matches what Node actually does. Only chop left is that the roster got wider for three consumers and only one of them learned to duck. Patch that one-liner and it's glassy.
readSkillDirs lists a symbolic link only when it points at a directory, and marks it with isSymlink, so a linked file such as AGENTS.md is no longer read as a skill. The conformance check reports a linked skill directory, and gen-mcp-index walks each skill once from its root, so it refuses a linked skill directory or SKILL.md just as the sync does. bestax-mcp/data is unchanged. syncSkills now checks each skill after taking the lock and copies exactly the files it checked, so a link added while a run waited can no longer ship. The fingerprint and the copy share that list, which also drops the second walk. On the real tree the copied files and the bestax-mcp fingerprint match what cp produced. A .DS_Store symlink is skipped again instead of refused, since the copy ships only listed files and the listing never includes .DS_Store. Every expected failure carries ESKILLREFUSAL, and failureText in skills.mjs prints its message, or the stack for anything else. Both sync scripts and gen-mcp-index print through it, which replaces syncFailureText and its prefix check.

| # | Severity | Area | Finding | Location |
|---|---|---|---|---|
| 1 | 🔵 Advisory | Robustness | copyFile dereferences, so the one symlink shape the new gate cannot see is a listed regular file replaced by a link between the walk and the copy — it ships the bytes behind that link with no refusal. Reproduced: UNVETTED SECRET landed in dest as a regular file. Pre-PR the same race left a dangling absolute link instead, so this is a narrow trade, not a new class; the window is microseconds inside one local build. The JSDoc is exact as written — it claims only the appeared-after-the-walk case. |
scripts/lib/sync-skills.mjs:175 |
| 2 | 🔵 Advisory | Robustness | Refusal-message asymmetry. readSkills runs assertSkillsVetted before the new walk; syncSkills walks first. So an uncommitted symlinked skill gets refusing to index untracked file(s) from gen:mcp but is a symbolic link. Commit the real directory. from both syncs. Verified end-to-end with a temporary skills/bestax-tmplink. Both refuse and exit 1, so this is message drift, not a hole. |
scripts/gen-mcp-index.mjs:313 |
| 3 | 🔵 Advisory | Robustness | isSymlink marks only the skill directory, so skills-roster stays silent on a symlinked SKILL.md or a symlinked references/ — reproduced, skillDirViolations returns [] for both while syncSkills and readSkills refuse them. The skills.mjs:42 comment scopes its claim to a directory link, so nothing here is false; it just means conformance is not the gate for those two shapes. |
scripts/check-conformance.mjs:3298 |
| 4 | 🔵 Advisory | Robustness | A linked skill stays in rosterSkillNames, so one link produces 14 conformance violations (reproduced): the symlink row, a frontmatter-name mismatch, the docs page, and the prose rosters. The symlink row sorts first so the cause is discoverable, but the signal is diluted by thirteen consequences of it. |
scripts/lib/skills.mjs:112 |
| 5 | 🔵 Advisory | Coverage | A skill file outside the SKILL.md/references//examples/ layout contract ships but is never indexed — reproduced: extra.md and referencesX/z.md both reached dest, neither reached references/examples. Pre-existing, and the prefix-filter rewrite preserves it byte for byte; worth recording because the test next door is named lists exactly what the sync scripts ship. |
scripts/gen-mcp-index.mjs:341 |
Overall: Sound, and this round closes the last blocking finding from my previous pass — I re-ran every shape against the current code, and gen-mcp-index now refuses exactly what the syncs refuse, from one walk per skill root. The structurally nicest change is vettedSkills: one list feeds the check, the fingerprint and the copy, which removes the second walk and the window where a link added while a run waited on the lock could still ship. The riskiest part is the hand-rolled copyFile loop replacing fs.cp, so I diffed its output against the pre-PR cp on the real tree and got identical content and identical modes — focus a human eye there rather than on the refusal logic, which is well covered.
Residual risk:
- A symlink reaching a shipped bundle — refuted, on every shape I could build. Linked skill root, linked
SKILL.md, linkedreferences/, a dangling link, a link added while waiting on the lock, and a committed link in a real git repo: all throwESKILLREFUSALbeforerm(dest)runs, on both the locked and unlocked paths. End-to-end with a temporaryskills/bestax-tmplink -> bestax-form, all four CLIs exit 1 andbestax-mcp/datawas not rewritten.find skills -type lis empty, so the gate blocks nothing that exists today. - The
copyFileloop silently shipping something different fromfs.cp— refuted empirically.diff -r --no-dereferenceplus a per-path mode-and-type manifest comparison, between the new copy and a pre-PR-shapedcpover the realskills/, both report identical.gen:mcp:checkis clean, so the committed manifest is unchanged. No empty directories, no executable files and no symlinks exist underskills/for a file-only copy to drop. - A skill directory missing from
destwhile the log still claims it copied every skill — open, but unreachable.copySkillscreates only the directories its listed files need, and the log countsnames.length, so a skill whosefileslist came back empty would vanish silently. Reaching it needsSKILL.mdto disappear betweenreadSkillDirsand the walk;hasSkillFileguarantees it was a regular file, and a link in its place is refused. Same TOCTOU family as row 1. gen-skills-rosters.mjsis the onereadSkillDirsconsumer with no refusal — refuted as a silent-green shape. It would happily write a linked skill into the three generated install rosters, butpnpm genisgen:api-docs && gen:catalog && gen:mcp && gen:skills, andgen:mcpnow fails first, so the rosters are never reached; runninggen:skillsalone still leavesskills-rosterreporting the link.- A refusal losing its tag, or a crash losing its stack — refuted.
failureTextkeys on the code alone, and the test proves a tag-shaped message with no code now prints its stack. AnEACCESfrom the vetting walk passes through untagged with its stack, driven by achmod 000test that skips under root. My previous pass flagged it as still claiming
cpships what a link points at; the current body sayscprecreated a link pointing at this checkout, which dangles elsewhere — which is what Node does. That advisory is closed, not carried. - Carried over from #880, untouched here: the flat
frontmatterreader turns a folded or block-scalar name key into a frontmatter-has-no-name conformance violation. Still latent — all seven skills use plain scalars. - Not yet observed:

Thread settled: my one open thread from the previous pass (scripts/lib/skills.mjs:47) is verified fixed and resolved — the index now walks each skill from its root, so all four tools refuse the same link.
🏄 Third set rolling in and the lineup finally looks clean — one walk per skill feeds the check, the hash and the copy, so what got vetted is exactly what ships, and all four tools now bail on the same link. Byte-for-byte identical to the old
cpon the real tree, which is the part I most wanted to see. Good to go.
