Summary

GPU test jobs spend most of Initialize containers after their pod is already running. Here is a sample breakdown of what occurs in this step:

| Phase | Duration |
| --- | --- |
| Job pod created, waiting for it to come online | 22:39:00 → 23:19:15 — 40m15s |
| tar copy of /home/runner/_work into pod | 23:19:15 → 23:22:26 — 3m11s |
| 15 futile hash verifications | 23:22:26 → 23:46:08 — 23m42s |

This PR attempts to address reducing the tar copy by avoiding copying the runner's work into the pod. The k8s-novolume hook copies the runner's _work into the pod and checks it file by file. _work holds about 8.7k entries, because shared-test.yml loads the pytest-local composite action with $/ (#13642). That syntax downloads the whole repository for every job, and the snapshot is 96% of what gets copied.

This PR runs the action's logic as .github/scripts/pytest-local.sh from the job's own checkout, so the repository is no longer downloaded or copied. About 400 entries remain.

Before (uses: $/.github/actions/pytest-local)
Coordinator (CPU) GPU pod
───────────────── ───────
1. Set up job
   download JS actions
download WHOLE dynamo repo (due to $/`) (43 MB)
└─ needed only to read action.yml
2. Initialize containers

   copy _work: ~8.7k entries ────────────────► /__w
└─ chmod + stat on every file,
        ×15 retries before velonix#796
        ≈ 6–20 min
3. Each step ── exec ────────────────────────► checkout, pytest, uploads
            ◄─ logs, exit code, GITHUB_ENV ──
After (run: bash .github/scripts/pytest-local.sh)
Coordinator (CPU) GPU pod
───────────────── ───────
1. Set up job
   download JS actions
   (no repo download)
2. Initialize containers
   create pod ───────────────────────────────► pod starts
   copy _work: ~400 entries ─────────────────► /__w
     └─ ≈ 0.7–1.7 min (measured, pre-#796)
3. Each step ── exec ────────────────────────► checkout, pytest-local.sh, uploads
            ◄─ logs, exit code, GITHUB_ENV ──

Measured on CI. The total Initialize containers time can't be compared like-for-like between runs: most of it is waiting for a GPU node, which depends on capacity at the time. So each job's step is split at the hook's first Kubernetes exec (marked by node's DEP0005 warning in the step log), which starts only after the GPU pod is Running. Pod wait is before that point; after pod is copying _work into the pod and verifying it, which is what this PR changes. The split reproduces the numbers measured on this PR's first run (38772498260).

Minutes after pod, p50 (p90). Baselines are the same jobs on other PRs' CI runs since Oct 9, which still load pytest-local with $/:

Job $/, before velonix#796 (n≈45) $/, after velonix#796 (n≈100) This PR, first run This PR, latest run (38968734540)
TRT 1-GPU 27.8 (28.2) 2.9 (28.2) 1.7 pending
TRT 2-GPU 28.7 (29.8) 3.1 (28.8) 1.7 0.2
vLLM 1-GPU 8.9 (9.4) 8.8 (9.5) 0.7 pending
vLLM 2-GPU 9.5 (9.9) 9.3 (9.9) 0.7 0.7
SGLang 1-GPU 0.9 (9.6) 9.2 (9.7) 0.7 0.7
SGLang 2-GPU 9.8 (10.2) 9.6 (10.2) 0.7 0.7

Median pod wait was 0.5–1.5 min in every group, so capacity does not explain the difference. ai-dynamo/velonix#796 (the hook's 15× verification retry fix) helps the TRT median, but $/ jobs still spend about 9 minutes after the pod is up on vLLM and SGLang. This PR's runs are single samples per job.

Changes:

  • .github/actions/pytest-local/action.yml becomes .github/scripts/pytest-local.sh, run by each of the four stages with bash .github/scripts/pytest-local.sh. Inputs move from with: to step env: with the same values. A script (rather than an inline YAML anchor) can be shellchecked and run locally, and GitHub never expands ${{ }} inside it.
  • The script fails fast if a required variable is missing, instead of falling back to an empty value (an empty PYTEST_MARKS selects every test). The header lists required and optional variables.
  • The script is simplified: the pytest argv is a bash array rather than a string run through bash -c, pytest's exit code is captured without turning off set -e for the rest of the script, and the unused dry-run path and variables nothing reads are gone.
  • Coverage and Allure results still upload per stage under the same artifact names.
  • Per-test logs upload once per job on failure, instead of once per stage. Nothing consumes that artifact name.
  • The script is added to the ci filter.

Behaviour note: the script comes from the test checkout (source_ref), not from the workflow commit as $/ did, so the script and the tests it runs now share a ref. A dynamo-pipeline.yml dispatch with a source_ref older than this PR fails with "No such file". Nightly and PR CI pass GITHUB_SHA and are unaffected.

Closes DYN-4956

Validation

  • shellcheck 0.10.0 reports nothing on the script. actionlint 1.7.12 reports only the pre-existing SC2115 in the sidecar install step, which is also on main.
  • The pre-commit hooks pass.
  • The runner logs every action it downloads in each job's "Set up job" step. Jobs still on uses: $/… download the whole repository at the PR's commit, only to read pytest-local/action.yml. Example from feat(kv-router): carry shared-cache eligibility in events #15260, run 38956099883, sglang-runtime / 2-GPU Test, job 117163887490:
    19:47:25.357 Getting action download info
    19:47:25.573 Download action repository 'actions/checkout@de0fac2e…'
    19:47:25.765 Download action repository 'actions/download-artifact@d3f86a10…'
19:47:25.976 Download action repository 'ai-dynamo/dynamo@6fa671de30…' ← the whole repository
    19:47:34.432 Download action repository 'actions/upload-artifact@043fb46d…'

That download alone takes about 8.5 s, before any copying starts. The same job on this PR, run 38968734540, job 117205694018, no longer downloads it:
    21:31:50.059 Getting action download info
    21:31:50.253 Download action repository 'actions/checkout@de0fac2e…'
    21:31:50.457 Download action repository 'actions/download-artifact@d3f86a10…'
    21:31:50.689 Download action repository 'actions/upload-artifact@043fb46d…'

Across the measured jobs above, 893 of 893 $/ jobs download ai-dynamo/dynamo; 0 of 9 jobs on this PR do.

Summary by CodeRabbit

  • Chores
    • Updated automated test workflows to run CPU and GPU test stages directly, with coverage and test-result artifacts handled separately.
    • Failed test runs now collect and upload per-test logs.
    • Updated CI change detection to include the test runner script and refreshed references to where test artifacts are uploaded.

shared-test.yml referenced the pytest-local composite action with `$/`. That
makes the runner download the whole repository (about 8.4k files) into _work
before every test job. On the k8s-novolume GPU runners, the container hook then
copies all of _work into the job pod and verifies it file by file. This is most
of the time GPU jobs spend after their pod starts.

Move the action's test step into .github/scripts/pytest-local.sh and run it from
the job pod's checkout. Inline the action's log, coverage and Allure uploads as
workflow steps with the same artifact names. Add the script to the ci filter so
changes to it still run the full matrix.

Collect and upload the per-test log files once per job, when any step failed,
instead of after each stage. Nothing consumes those artifacts by name. Allure and
coverage uploads stay per stage, under the names the CI-metrics pipeline uses.

Per review, keep the shared pytest-local logic in shared-test.yml rather
than in a separate script file. The first test stage defines it as
`run: &pytest-local |`, and the other three reuse it with
`run: *pytest-local`. The script body and each stage's env are unchanged.

This drops .github/scripts/pytest-local.sh and its filters.yaml entry. It
also restores main's step key order and comments where this PR had
changed them.

@alec-flowers alec-flowers changed the title ci: run pytest-local as a script to stop per-job repo downloads ci: run pytest-local inline to stop per-job repo downloads Oct 16, 2026
Run each test stage with `bash .github/scripts/pytest-local.sh` instead of a
YAML anchor. A script can be shellchecked and run locally, and GitHub never
expands `${{ }}` inside it, so a later edit cannot reintroduce template
injection. The repository is still not downloaded as an action.

Simplify the script without changing what pytest sees:
- Fail fast when a required step variable is missing, instead of silently
running with an empty default (an empty PYTEST_MARKS selects every test).
- Build the pytest argv as a bash array instead of a string run through
`bash -c`, so markers with quotes pass through intact.
- Record pytest's exit code with `|| TEST_EXIT_CODE=$?` instead of disabling
`set -e` for the whole second half, so setup failures now fail the step.
- Drop the unused dry-run path and the variables nothing reads (RUN_ID,
  CONTAINER_ID, PYTEST_XML_FILE, NVME_DIR, REQUESTED_HF_HOME and the
defaults block); /scratch and /models are now plain constants.
- Drop the JUnit count summary; pytest prints its own.

A stub harness compares origin/main's composite action with this script
across 37 cases (4 stages, coverage on/off, pass/fail, TRT-LLM cap, missing
JUnit, triton_qa, verify_gpu=false, full 4-stage jobs): exit codes, pytest
argv, cwd, env, test-results/ files and GITHUB_ENV all match. The only env
differences are the dropped variables above.

@alec-flowers I pushed b8f7f38 on top of your branch. It moves pytest-local back from the YAML anchor to .github/scripts/pytest-local.sh and simplifies the script. Why:

  • Script over anchor: GitHub expands ${{ }} inside an inline run: block, so a later edit could bring back template injection; a script file is immune. It can also be shellchecked and run locally, and shared-test.yml stays ~230 lines shorter. The repo is still not downloaded as an action, so the Initialize containers win is unchanged.
  • Fail fast on missing inputs: the script errors if a required step variable is unset. Previously a typo fell back to an empty default, and an empty PYTEST_MARKS runs every test.
  • Simpler body: the pytest argv is a bash array rather than a string run through bash -c, the exit code is captured with || TEST_EXIT_CODE=$? rather than set +e for the whole second half, and the dry-run path and variables nothing reads are removed. It is 205 lines, down from 236, and shellcheck-clean.

Validation: a stub harness compares origin/main's composite action with the new script across 37 cases (all 4 stages, coverage on/off, pass/fail, TRT-LLM cap, missing JUnit, triton_qa, verify_gpu=false, full 4-stage jobs). Exit codes, pytest argv, cwd, env, test-results/ and GITHUB_ENV all match; the only env differences are the dropped unused variables. I updated the PR description to match, including a note that the script now comes from the source_ref checkout.

Walkthrough

The shared test workflow now runs pytest stages through .github/scripts/pytest-local.sh instead of the deleted composite action. The script handles stage configuration and test execution. The workflow handles stage-specific coverage, Allure, and failure-log uploads.

Changes

Pytest runner migration

Layer / File(s) Summary
Script entry point and stage setup
.github/scripts/pytest-local.sh, .github/actions/pytest-local/action.yml
The shell script validates stage settings, configures test paths, and performs conditional GPU and MinIO checks. The previous composite action was removed.
Pytest execution and result handling
.github/scripts/pytest-local.sh
The script configures pytest parallelism, VRAM orchestration, and optional coverage. It records the pytest exit code and writes it to the stage status file.
Workflow stages and artifact uploads
.github/workflows/shared-test.yml, .github/filters.yaml, components/src/dynamo/triton/tests/qa/qa_utils.py
CPU and GPU stages invoke the script with environment configuration. The workflow uploads coverage and Allure artifacts by stage and uploads per-test logs on failure. The CI filter and artifact uploader documentation were updated.
