feat: shard the SGLang worker gateway across processes (--gateway-workers) - #15078
Conversation
…kers)
One dynamo.sglang process fronts every DP rank of its engine, so SGLang's
TokenizerManager intake and the Dynamo handler's output relay for all ranks run
on a single GIL. SGLang shards that gateway for 'sglang serve' via
--tokenizer-worker-num, but the offline Engine API cannot use it: with N > 1
Engine.tokenizer_manager is a MultiTokenizerRouter without generate_request.
Recreate the sharding around the Engine API:
- the leader keeps the engine (schedulers, router, bootstrap server), publishes
the launch data with SGLang's shared-memory contract and serves nothing;
- it spawns N children ('python -m dynamo.sglang <same argv>' with
DYN_SGLANG_GATEWAY_PARENT_PID); each builds a TokenizerWorker registered with
the router, wraps it in a small engine facade and runs the unchanged
init_decode/init_prefill path as its own endpoint instance;
- children get a private metrics IPC path so they never bind the parent's.
--gateway-workers N enables the mode and sets N (implying SGLang's
--tokenizer-worker-num N so the engine launches its router); setting only
--tokenizer-worker-num N runs N gateways as well. Snapshot mode and non-leader
nodes are unaffected. If SGLang exposes Engine.attach_tokenizer_worker, children
use it instead of the facade.

Previously reported defects still present:
- Original discussion: Gateway-parent branches return after child serving without invoking
run_deferred_handlers, so SGLang's captured signal cleanup does not run on parent shutdown. - Original discussion: If a later
Popencall fails, the list comprehension exits before thetry/finally; already-started children and owned shared memory are left behind. - Original discussion: Synchronous
p.wait(timeout=60)calls run on the asyncio event loop and can block shutdown for up to 60 seconds per child; a child killed after timeout is not reaped. - Original discussion: The child processes are still spawned by a list comprehension before the cleanup try/finally starts, so a later Popen failure can leave earlier children running and owned shared memory linked.
- Original discussion: The gateway parent branches in init_decode and init_prefill still return immediately after serve_via_gateway_children without running run_deferred_handlers, so deferred shutdown handlers are skipped on that path.
- Original discussion: The global tokenizer-worker override also affects embedding, rerank, multimodal, and diffusion-LM initializers, but only decode/prefill create gateway children. Their resulting
MultiTokenizerRouterlacksgenerate_request, breaking their request paths. - Original discussion: Verified: --gateway-workers changes tokenizer_worker_num before dispatch for direct-engine roles such as embedding, rerank, multimodal, and LLM diffusion, but only decode/prefill replace the resulting MultiTokenizerRouter with gateway children.
- Original discussion: Verified:
--gateway-workersraisestokenizer_worker_numbefore role dispatch, but only decode and prefill replace the resulting MultiTokenizerRouter with gateway children. Direct-engine roles can therefore construct an engine whose router cannot serve their requests. - Original discussion: Verified: a Popen failure after an earlier child has started occurs before the try/finally, leaving those children running and owned shared memory linked.
- Original discussion: Verified: a
Popenfailure after an earlier child starts occurs before thetryblock, leaving those children and owned shared memory without cleanup. - Original discussion: Verified: synchronous per-child
wait(timeout=60)blocks the asyncio event loop during shutdown, and the timeout path kills without reaping the child. - Original discussion: Verified: synchronous per-child wait calls run on the asyncio event loop for up to 60 seconds each, and a killed child is not subsequently reaped.
- Original discussion: Verified: the gateway-parent early return bypasses the initializer finally block, so captured deferred signal handlers are not run after gateway shutdown.
- Original discussion: Verified: the gateway-parent early returns bypass the initializer's existing
run_deferred_handlersfinally block, so captured SGLang signal handlers are not run after shutdown. - Original discussion: main.py still applies the gateway tokenizer_worker_num override before dispatch for all worker modes, so --gateway-workers > 1 can still create a MultiTokenizerRouter for direct-engine modes that do not start gateway children.
- Original discussion: main.py still only raises tokenizer_worker_num when it is lower than gateway_workers; if tokenizer_worker_num is higher, the router child count can still differ from the selected gateway child count.
- Original discussion: serve_via_gateway_children still calls blocking p.wait(timeout=60) on the event loop and still kills without a follow-up wait, so shutdown can stall the loop and leave killed children unreaped.
- spawn children inside the cleanup scope and reap them off the event loop - run the deferred shutdown handlers in the gateway parent - pin tokenizer_worker_num to exactly --gateway-workers - reject --gateway-workers > 1 for direct-engine workers and --enable-lora - child 0 keeps the engine's metrics socket and the FPM relay; other children bind an idle private one (scheduler metrics were previously unconsumed) - keep KV event republishing per child so the router matches every instance - fix the mypy union-attr on the shared-memory handle; trim the module docstring

Previously reported defects still present:
- Original discussion: FPM events still carry the gateway parent's connection ID, but only gateway children register ModelDeploymentCards. The FPM subscriber filters stats whose worker IDs are not known registered workers, so gateway FPM capacity data is discarded.
- Original discussion: Forward-pass metrics are still stamped with the parent endpoint identity before engine creation, while child 0 relays them. The history confirms this remains unresolved.
- Original discussion: The forward-pass metrics worker id is still stamped before the gateway parent creates the engine, using the parent's generate endpoint, while only child 0 now initializes the FPM relay. Gateway mode therefore still emits FPM events under the non-serving parent endpoint identity rather than the serving child endpoint.
- Original discussion: Verified still present: the parent stamps forward-pass metrics with its own endpoint connection ID before it returns without registering an endpoint, while child 0 merely relays those unchanged payloads. Gateway deployments therefore expose one FPM worker ID for an unregistered parent despite registering N child endpoint instances; planner load scaling sees one FPM worker versus N discovered workers and disables scaling due to the count mismatch.
- Original discussion: Verified still present: with forward-pass metrics enabled, the parent stamps scheduler events with its own endpoint connection ID before it spawns children, while child 0 relays those events through a different registered endpoint. FPM consumers therefore receive a worker_id that does not identify any serving gateway instance.

The existing direct-engine validation thread and FPM worker-identity thread also remain applicable. The scheduler still uses the non-serving parent's worker identity.
[P3] The CLI help mismatch remains: help says a higher tokenizer count wins, while the implementation replaces it. Please make the help and count selection agree.

- resolve the gateway count once from --gateway-workers and --tokenizer-worker-num; two explicit, different values are an error, and tokenizer_worker_num is pinned to the resolved count - validate before snapshot preparation: reject direct-engine workers, --enable-lora, --enable-forward-pass-metrics and snapshot mode - pass the child's engine as attached_engine, separate from snapshot_engine - hand DYN_SYSTEM_PORT to the children (child 0 keeps it, child i gets +i); the leader runs without a system status server - child 0 re-publishes the schedulers' KvMetrics over an ipc PUB so every gateway identity reports real KV usage instead of the bootstrap zeros - non-leader nodes attribute remote-rank KV events to every gateway instance via the new Client.wait_for_instances_by_runtime_data binding - a child exiting during shutdown is not an error

Questions for the author:
- components/src/dynamo/sglang/main.py: For a multi-node deployment with --gateway-workers > 1, main sets tokenizer_worker_num to N on non-leader nodes, but gateway_worker_count deliberately prevents those nodes from spawning TokenizerWorkers. Please provide an integration result showing that SGLang 0.5.19's non-leader MultiTokenizerRouter can start and participate in this topology without local worker registration; the unit tests cover only count selection.

Previously reported defects still present:
- Original discussion: Still present:
build_gateway_engine()still constructstokenizer_ipc_namewithtempfile.NamedTemporaryFile(delete=False).name, leaving a filesystem entry at the path that the fallbackTokenizerWorkerlater needs to bind as an IPC socket. - Original discussion: Still present:
reserve_system_port_for_children()stores the base port andchild_environment()assignsbase + indexwithout validating the whole child port range, so a high valid base such as 32767 can still hand an out-of-range port to later gateway children. - Original discussion: Still present: the fallback
GatewayEngineonly exposes the limited engine facade, while configuredengine_routesdefault to theenginetarget and are still resolved against the child engine during route registration. Gateway mode still lacks either validation that rejects engine-target routes withoutEngine.attach_tokenizer_workeror facade support for those route methods. - Original discussion: Verified still present: build_gateway_engine creates NamedTemporaryFile(delete=False) and passes its existing pathname to TokenizerWorker as tokenizer_ipc_name. The worker must bind an IPC socket at that path; the pre-existing filesystem entry causes the fallback gateway child to fail during startup.
- Original discussion: Verified still present: child_environment assigns base + index without validating the range. DYN_SYSTEM_PORT=32767 with two gateway workers gives child 1 port 32768, which the runtime's i16 system_port configuration rejects during startup.
- Original discussion: Verified still present: child_environment derives child system ports by adding the index without validating the full range. DYN_SYSTEM_PORT=32767 with at least two gateway workers gives child 1 port 32768, which cannot be parsed into the runtime's i16 system_port and prevents that child from starting.
- Original discussion: Verified still present: fallback GatewayEngine implements only generation-related facade methods, but configured --engine-route descriptors default to the engine target. Route registration raises when resolving a valid engine method against the facade, making gateway startup fail on supported fallback versions.
- Original discussion: Verified still present: on the fallback facade path, configured --engine-route descriptors targeting Engine are resolved against GatewayEngine, which only exposes async_generate and routing helpers. Valid engine routes can therefore make every child fail during route registration.
- Original discussion: Verified still present: reserve_system_port_for_children increments DYN_SYSTEM_PORT without validating the complete range. RuntimeConfig stores system_port as i16, so a valid parent port such as 32767 makes child 1 fail configuration parsing.
- Original discussion: Verified still present: the
gateway_worker_countdocstring restates its immediately following branch and return without preserving an invariant. - Original discussion: Verified still present: the
serve_via_gateway_childrendocstring narrates the helper's implementation without recording a non-obvious constraint. - Original discussion: Verified still present: the fallback child path passes an existing NamedTemporaryFile path as a ZMQ IPC bind address. TokenizerWorker cannot bind its socket over that filesystem entry, so gateway children fail to start on SGLang versions without attach_tokenizer_worker.
- Original discussion: Verified still present: the fallback path passes an existing NamedTemporaryFile path as tokenizer_ipc_name. TokenizerWorker must bind its IPC socket at that pathname, so supported SGLang versions without attach_tokenizer_worker fail child startup with an address-in-use error.
- Original discussion: Verified still present: the trailing test comment restates the no-op shutdown behavior already conveyed by the facade and nearby documentation.
- Original discussion: Verified still present: with the pinned SGLang 0.5.19 fallback, gateway children receive GatewayEngine, while configured --engine-route descriptors default to the engine target. Route registration resolves those descriptors against the facade, which lacks ordinary Engine methods, so a previously valid engine route makes the child fail at startup and the parent tears down the gateway.
Questions for the author:
- components/src/dynamo/sglang/main.py: For multi-node gateway deployments, non-leader processes still receive tokenizer_worker_num=N but gateway_worker_count prevents them from registering local TokenizerWorkers. Please provide an SGLang 0.5.19 multi-node integration result showing those non-leader MultiTokenizerRouters can initialize and participate without local worker registration.

Reviewed f1a20a7. Six of my seven previous findings are addressed in source. The port change still permits collisions between worker groups; the new lookup also needs a scoped cancellation token. Five new comments are attached.
Existing findings that still apply: port range overflow, configured engine routes on GatewayEngine, and the redundant comments in gateway_worker_count, serve_via_gateway_children, and the shutdown test.
The IPC temporary-file finding does not apply: libzmq removes the existing path before binding.
Source review only; no tests or CI checks were run.
- sibling gateways bind a random system port instead of port + i, which could collide with another worker group's configured port or overflow - reject engine-target --engine-routes on SGLang builds without Engine.attach_tokenizer_worker, where children only hold the facade - state the count-conflict rule as implemented: a tokenizer count above 1 that differs from --gateway-workers is an error - scope the discovery watcher in wait_for_instances_by_runtime_data to the lookup with a child token and keep the last matches in a local Vec - tighten the disabled-port test, drop docstrings that restated their code

Parent-owned SGLang scheduler processes are therefore not explicitly shut down.
- Original discussion: Verified still present: the decode gateway-parent return path reaps children and runs deferred runtime shutdown but never shuts down its parent-owned SGLang engine, so scheduler subprocesses are not explicitly stopped on child failure or shutdown.
- Original discussion: Verified still present: the equivalent prefill gateway-parent path also omits engine.shutdown() before returning, leaving its parent-owned scheduler subprocesses without explicit shutdown.
- Original discussion: Verified still present: the prefill gateway-parent branch also bypasses PrefillWorkerHandler.cleanup(), so engine.shutdown() is never called when gateway serving ends or a child fails.
- Original discussion: Verified: the decode gateway-parent branch still returns after child cleanup and deferred runtime handlers without calling
engine.shutdown(). Normal decode cleanup reaches that call throughhandler.cleanup(), so parent-owned SGLang scheduler processes can remain alive after a gateway child failure or shutdown. - Original discussion: Verified: the equivalent prefill gateway-parent branch also bypasses
PrefillWorkerHandler.cleanup(), which normally callsengine.shutdown(). Parent-owned scheduler processes are therefore not explicitly stopped when gateway serving exits.
- children watch the leader (PR_SET_PDEATHSIG plus a liveness poll) and SIGTERM themselves when it dies, instead of staying registered against dead schedulers - reap children with the worker's shutdown budget (grace + drain + cleanup) instead of a fixed 60 s - only the metrics owner publishes engine-level gauges (total blocks, cache usage, load time); siblings keep publishing their routing usage - tag every child's model card with dynamo.sglang.gateway_engine and dynamo.sglang.gateway_workers so discovery consumers can collapse the N instances of one engine - attached children no longer report a model load time of zero - the gateway leader shuts the engine down explicitly when child serving ends - tests: parent watchdog, attach vs facade construction, zmq metrics fan-out

SGLang's get_zmq_socket only configures PUSH/PULL/DEALER/REQ/REP/PAIR and raises ValueError for PUB and SUB, so the fan-out owner failed to start and the fan-out test hung CI on ctx.term() with the PULL socket still open. - every gateway child re-syncs its discovery registration after SGLang's pause/resume broadcast reaches its TokenizerWorker, so a pause issued through one child deregisters all of them and a resume re-registers all - the leader hands its measured model load time to child 0, which publishes it once; other children publish none
