Summary

Kanban tasks now have a working model/provider override you can set from the board — a dropdown in the task drawer switches which model a worker runs on its next dispatch, without touching the worker profile's config.

The tasks.model_override column has existed since May 2026 (#26897 era) but had no write path — no CLI flag, no API field, no UI. It was only settable by hand-editing SQLite. This PR adds the write path on every surface and pairs it with a provider_override so cross-provider switches resolve correctly (a model name alone is resolved against the worker profile's provider and fails when it belongs to a different one — the exact mismatch users hit when agents write "model from provider A" on a profile configured for provider B).

Changes

  • hermes_cli/kanban_db.py: provider_override column (+ additive migration), set_model_override() (validates provider-requires-model, allowed on running tasks, refuses archived, emits model_override_set event), create_task(model_override=, provider_override=), dispatcher spawn now passes -m <model> [--provider <name>]
  • plugins/kanban/dashboard/plugin_api.py: model_override/provider_override/clear_model_override on PATCH /tasks/:id and POST /tasks/bulk, override fields on task create, new GET /model-options endpoint (thin wrapper over build_models_payload — same substrate as the Models page/TUI picker, no pricing/probes so the drawer never blocks on a slow endpoint, degrades to {providers: []})
  • plugins/kanban/dashboard/dist/index.js: ModelEditor row in the task drawer — provider-grouped <select> with "(profile default)" clear option, module-level catalog cache, out-of-catalog current value stays selectable, free-text fallback when the catalog is empty
  • hermes_cli/kanban.py: kanban create --model/--provider, new kanban set-model <task> <model|none> [--provider] subcommand, show prints model: X (provider: Y), JSON output carries both fields
  • tools/kanban_tools.py: kanban_create accepts model/provider params (orchestrators can pin children); kanban_show/kanban_list expose provider_override

Rate-limit recovery flow

Worker hits a provider rate limit → open the task drawer → pick a different provider's model from the dropdown → reclaim/retry. The override applies on the next dispatch; the profile's configured model is never modified. Clearing returns the task to the profile default. Works in bulk for multi-task boards.

Second slice of the upstream backlog the `ours` sync dropped from
hermes_cli/kanban_db.py. Adopts c1b0f6f — per-task model dropdown,
set/override worker model AND provider from the board.

The fork already had model_override end to end; provider_override was
missing everywhere except one stranded fragment. Added:
  kanban_db.py   Task.provider_override + from_row, SCHEMA_SQL column,
                 additive migration, create_task param/validation/INSERT/
                 event, set_model_override, --provider in _default_spawn
  plugin_api.py  provider_override on Create/Update/Bulk bodies, PATCH and
                 bulk handling, clear_model_override accepted
  kanban_tools.py provider_override passed through and serialized

Merged rather than copied, in three places:

1. set_model_override does not duplicate the fork's lane-aware
   set_task_model_override. Both now share the write core
   _set_task_model_override_in_txn, which grew an optional provider;
   upstream's public entry point adds the provider argument and the
   archived-task guard on top. One writer to the column, not two.

2. _default_spawn: the fork suppressed the lane provider whenever a task
   carried a model override and then passed no provider at all — the exact
   model-A/provider-B mismatch upstream's change exists to kill. The new
   branch fills that hole; frozen routes keep winning.

3. The PATCH handler keeps the fork's model_fields_set discrimination
   (which distinguishes "absent" from "sent as null") and additionally
   accepts upstream's explicit clear_model_override flag.

Fixes a silent defect the sync introduced: tools/kanban_tools.py took
upstream's `provider` argument and its validation, but the
`create_task(...)` call site is fork-diverged, so the merge dropped
`provider_override=`. The tool accepted a provider, validated it, and
discarded it without a word.

Schema note: the new column is additive (_add_column_if_missing) and the
SCHEMA_SQL change re-stamps, so existing boards migrate in place on the
next connect. No destructive ALTER.

Evidence (per-file pytest):
  tests/plugins/test_kanban_model_override.py  14 failed/3 passed
                                            ->  5 failed/12 passed
  tests/hermes_cli/test_kanban_db_schema.py    green
  tests/tools/test_kanban_tools.py             unchanged (2 pre-existing)
ruff clean on all four files.

The 5 remaining reds are NOT this change. Every one fails inside the
shared _create() helper, which builds tasks with assignee="worker"; the
fork validates the assignee against on-disk Hermes profiles and rejects
it ("not spawnable: no on-disk Hermes profile"), so they never reach the
override. Proven, not assumed: tests/plugins/test_kanban_model_override_fork.py
runs the same five flows with assignee="default" and all five pass. That
file is the fork-side coverage, so the behaviour stays asserted without
editing upstream's test — which would add the merge burden this
workstream exists to remove.

Upstream NousResearch#69876 was adopted only cosmetically: the provider_override column, the
dashboard API, and one dispatcher branch that cannot run. The fork stamps an
immutable spawn identity at claim time so a lane edit mid-flight cannot alter a
running task's argv, which makes route_is_frozen true for every claimed task and
upstream's `elif task.provider_override and not route_is_frozen` unreachable.

Measured end to end on an isolated board (real create/dispatch/_default_spawn,
only the OS launch intercepted): a task carrying grok-build-0.1 + xai-oauth was
dispatched as `-m gpt-5.6-sol --provider openai-codex`. The provider was ignored
and the model override was discarded too, because it was validated against the
profile's provider and judged a poison pill. The fork's own provider/model pair
syntax worked correctly, so the two spellings of one intent disagreed.

Fix goes into the stamp, not the argv builder:
- _resolve_model_override takes explicit_provider: canonicalizes the provider
  (kimi -> kimi-coding), keeps the poison-pill family check, and refuses a
  provider the registry cannot resolve rather than forwarding a bogus --provider.
- _spawn_identity_metadata takes provider_override and judges compatibility
  against that provider.
- The column is read inside the fork-only function, not at the two claim sites:
  claim_task/claim_review_task are upstream-owned bodies and already pass
  task_id and conn. Merge cost measured — fork lines inside upstream symbols
  stays at the 6094 baseline; an earlier version that edited the claim sites
  pushed it to 6098.
- The override applies only to the task's own run. claim_review_task resolves a
  reviewer profile that can differ from the assignee, and a coder task's
  provider must not silently move review work onto a metered backend.
- _default_spawn unchanged; upstream's line stays byte-identical.

Also: make upstream's five model-override tests pass legitimately. They build
tasks with assignee="worker", which the fork rejects for having no on-disk
profile. tests/plugins/conftest.py provisions a real profiles/worker directory in
the test's own temp HERMES_HOME, so the guard executes and passes on a satisfied
precondition. Editing upstream's test file (merge burden) and monkeypatching
profile_exists (deletes the guard from the run) were both rejected. Control
probe: provisioning under a wrong name puts exactly those five back to red.
Red count 12 -> 7; the remaining 7 are the documented divergences and the
host's SQLite 3.50.4 WAL limitation.

Finish docs/kanban/LIFECYCLE.md: all 95 anchors had drifted ~500-650 lines and
the enforcing test was already red but lived in tests/scripts/, which no pattern
in affected_tests.py reached — and the nightly full suite that would have caught
it runs under a failed green-gate-heartbeat. kanban_db.py now maps to that test
and to the override suites. Two assertions that duplicated data they were
checking (a hardcoded anchor count, a restated monolith table) now derive it,
so a legitimate addition no longer forces a test edit. Added the model/provider
route section, a Traps section, and the other lifecycle entry points.

All three new guards are mutation-verified: removing each turns exactly its test
red. Not deployed — the running services still hold 1b1049c.

Adds the missing write path for the per-task model_override column (which
was previously only settable via manual SQL) and pairs it with a
provider_override so cross-provider switches resolve correctly:

- kanban_db: provider_override column (+migration), set_model_override()
  with model_override_set event, create_task(model_override=,
  provider_override=), dispatcher spawns worker with -m <model>
  [--provider <name>]
- dashboard: Model row in the task drawer — dropdown fed by a new
  /model-options endpoint (build_models_payload substrate, provider-grouped,
  free-text fallback), PATCH + bulk model override support
- CLI: kanban create --model/--provider, new kanban set-model subcommand,
  show prints the provider
- agent tools: kanban_create accepts model/provider; show/list expose
  provider_override

Rate-limit recovery flow: override is settable on running tasks and takes
effect on the next dispatch, without touching the worker profile's config.
