Summary

Closes a multi-process race in the kanban notifier where multiple gateway watchers (e.g. several profile gateways watching the same ~/.hermes/kanban.db via different board slugs) could send the same lifecycle notification more than once, or attribute it to a profile that wasn't part of the original conversation.

Root cause

Three coupled issues:

  1. Per-tick board-path collisions. list_boards() enumerated every slug on disk, but slugs that resolve to the same SQLite file (e.g. when HERMES_KANBAN_DB pins a single shared DB across multiple slugs) all got polled separately, claiming and sending the same events.
  2. Cross-process cursor races. unseen_events_for_sub() returned events without claiming them — a second gateway watcher reading the same DB could see the same event range, send it, and only then advance the cursor. SQLite's WAL allows concurrent readers; the writer-lock was only held during the cursor advance, not during the read.
  3. No rewind on failure. If delivery failed (transient send error or adapter disconnected mid-tick), the notifier silently dropped the event because it had no concept of "I tried to deliver this and the network ate it."

Changes

  • hermes_cli/kanban_db.py: add claim_unseen_events_for_sub() which reads the cursor + advances it inside one BEGIN IMMEDIATE transaction so concurrent watcher processes serialize on SQLite's writer lock and only the first one sees+claims the event range. Plus rewind_notify_cursor() (CAS-guarded) for the failure-recovery path.
  • gateway/run.py:
    • Resolve each board's db_path to a canonical absolute path and dedupe via a seen_db_paths set, so a slug-aliased shared DB only gets polled once per tick.
    • Build active_platforms once per tick from connected adapters; skip subscriptions whose platform is currently disconnected (rather than claim then can't send).
    • Use claim_unseen_events_for_sub() in place of the read-then-send-then-advance pattern.
    • On delivery failure (adapter disconnected mid-tick OR send() raised), rewind the claim via _kanban_rewind so the next tick can retry.
    • Improve logging around skipped boards, claimed event counts, and disconnected platforms.
  • tests/conftest.py: extend _HERMES_BEHAVIORAL_VARS to also unset HERMES_KANBAN_DB, HERMES_KANBAN_BOARD, HERMES_KANBAN_WORKSPACES_ROOT, HERMES_KANBAN_LOGS_ROOT, HERMES_KANBAN_TASK, HERMES_KANBAN_WORKSPACE, HERMES_TENANT, plus the per-platform *_HOME_CHANNEL[_THREAD_ID][_NAME] triplets. Without these, tests can write fake tasks/subscriptions to the developer's real ~/.hermes/kanban.db instead of the per-test HERMES_HOME — defensive isolation hardening.
  • tests/gateway/test_kanban_notifier.py: 5 new tests covering board-path dedup, cross-process atomic claim, rewind on adapter disconnect, rewind on send exception (added during salvage, distinct from the disconnect path), and DB-path test isolation.
  • tests/hermes_cli/test_kanban_core_functionality.py: kanban core tests updated for the claim/rewind helpers.
  • .github/workflows/lint.yml: drive-by — gate the "Post / update PR comment" step on same-repo PRs so fork PRs don't 403 on the comment-post (fork PRs lack issues: write by design).

Improvements during salvage

  • Added test_kanban_notifier_rewinds_claim_on_send_exception — the contributor's tests cover the adapter-disconnect rewind path but not the send-raises-mid-tick path. Both fire _kanban_rewind at the same gateway/run.py:4322 site, but each goes through a different conditional branch.
  • Dropped the per-delivery success log from INFO → DEBUG. A busy multi-platform gateway can fire hundreds of these a day and they were drowning real warnings in gateway.log. Failure paths stay at WARNING.

Salvage of #22558. Original commits by @quocanh261997 (Mike Nguyen) preserved as the committing author. AUTHOR_MAP entry already existed.

The fix interlocks cleanly with PR #22994 (drop redundant init_db() in gateway watchers) which we merged earlier today — both make the notifier loop more correct under multi-process / multi-tick workloads, and the cherry-pick auto-merged with no conflicts.

Two follow-up improvements to the previous commit's notifier dedup work.

1. Add a regression test for the send-exception rewind path. The
   contributor's PR included a test for the adapter-disconnect path
   (test_kanban_notifier_rewinds_claim_if_adapter_disconnects, where
   adapter is None at delivery time), but not for the "adapter is
   connected, send() raises" path that fires inside the inner try/except
   at gateway/run.py:4314. The new test
   (test_kanban_notifier_rewinds_claim_on_send_exception) uses a
   FailingAdapter that always raises and confirms (a) send was actually
   attempted, (b) the claim was rewound, (c) the next call to
   unseen_events_for_sub still returns the event for retry.

2. Drop the per-delivery success log from INFO to DEBUG. A busy board
   on a multi-platform gateway can produce hundreds of these per day;
   that's gateway.log noise that obscures real warnings. Failure paths
   stay at WARNING (where you'd want to look when something's wrong)
   so we don't lose visibility into transient send issues.
