Summary

Ports four pieces of prompt-engineering IP from gsd-build/get-shit-done — a 58.5k-star MIT spec-driven development system by TÂCHES (Lex Christopherson) — adapted to Hermes' skill system, frontmatter conventions, and native tool calls. Everything coexists cleanly with the full GSD install that lands via the companion upstream PR gsd-build/get-shit-done#2845.

What GSD is: a meta-prompting layer for Claude Code / Codex / Copilot / Cursor / Qwen / etc. that solves context rot through structured discuss → plan → execute → verify → ship phases with persistent .planning/ state. It's primarily prompt engineering (86 commands + 33 subagents + reference docs), licensed MIT.

What this PR gives Hermes users: the two most Hermes-shaped workflows from GSD (spike, sketch) as lightweight standalone skills, plus two reference docs that level up our existing subagent-driven-development skill (context budget tiers, gate taxonomy).

What's in this PR

New skills — lightweight ports (standalone, no GSD install required)

Skill Path Description (≤60 chars, trigger-first) Body purpose
spike skills/software-development/spike/ Throwaway experiments to validate an idea before build. Decompose idea into 2-5 Given/When/Then feasibility questions, research each with web_search / web_extract, build with terminal + write_file, optionally fan out comparison spikes via delegate_task, close each with VALIDATED / PARTIAL / INVALIDATED verdict.
sketch skills/creative/sketch/ Throwaway HTML mockups: 2-3 design variants to compare. Intake design intent (feel / references / core action), generate 2-3 HTML variants that differ along a design axis (density / emphasis / aesthetic / layout / grounding — not pixel values), verify each visually with browser_navigate + browser_vision, head-to-head table.

New references inside existing subagent-driven-development skill

Reference What it covers
references/context-budget-discipline.md Four-tier degradation model (PEAK / GOOD / DEGRADING / POOR at 0-30% / 30-50% / 50-70% / 70%+). Read-depth rules scaled to context window size. Early warning signs of silent degradation (silent partial completion, increasing vagueness, skipped protocol steps).
references/gates-taxonomy.md Four canonical gate types for validation checkpoints — Pre-flight (block), Revision (bounded loop with stall detection), Escalation (human decision), Abort (terminate cleanly). Behavior, recovery, and examples for each.

subagent-driven-development/SKILL.md gains a "Further reading" section pointing to both.

Hermes-adaptation work (not just copy-paste)

Each port was rewritten, not transliterated:

  • Frontmatter uses Hermes conventions (metadata.hermes.tags, related_skills), descriptions ≤60 chars with trigger-first phrasing (Throwaway as the activation keyword in both).
  • Tool calls are Hermes-native. Where GSD says "use AskUserQuestion or vscode_askquestions" we just talk to the user conversationally. Where GSD says "use mcp__context7__resolve-library-id" we say web_extract(urls=[...]) with a call-through note for users who do have context7 MCP configured. Where GSD has a 452-line workflow file referenced by @path injection, we inline the distilled method directly in SKILL.md (no external workflow files needed — Hermes' skill loader reads SKILL.md bodies directly).
  • Cut what doesn't fit: no .planning/spikes/MANIFEST.md state machinery (that's exactly what the full gsd-spike gives you if you want it), no gsd-sdk query config-get commit_docs SDK calls, no banner ASCII art, no workflow-gate machinery that only makes sense inside GSD's broader phase loop.
  • Added Hermes-specific value: delegate_task fan-out for parallel comparison spikes, browser_navigate + browser_vision for visual sketch verification.

Collision handling (the user's explicit concern)

When a user also installs the full GSD system via npx get-shit-done-cc --hermes --global (from the companion upstream PR #2845), both sets coexist in ~/.hermes/skills/:

~/.hermes/skills/
├── gsd-spike/SKILL.md ← from GSD installer (flat prefix)
├── gsd-sketch/SKILL.md ← from GSD installer
├── gsd-new-project/SKILL.md ← 84 other GSD skills
├── ...
├── software-development/spike/SKILL.md ← our lightweight port
├── creative/sketch/SKILL.md ← our lightweight port
└── software-development/subagent-driven-development/
├── SKILL.md ← now with "Further reading" section
    └── references/
        ├── context-budget-discipline.md
        └── gates-taxonomy.md

Zero name collisions (all GSD skills are gsd-*-prefixed, our ports aren't). Both counterparts appear in the agent's system-prompt skill index with distinct descriptions. Each port's SKILL.md contains an explicit "If the user has the full GSD system installed" block that routes the agent to gsd-spike / gsd-sketch when the full workflow is wanted (persistent .planning/ state, MANIFEST tracking, integration with the rest of GSD's spec-driven loop) and to our lightweight port otherwise.

Validation

End-to-end test with both installed in the same HERMES_HOME:

Attribution

Every ported SKILL.md and reference .md carries an attribution footer naming gsd-build/get-shit-done and MIT © 2025 Lex Christopherson, per the MIT notice requirement. Author field updated to Hermes Agent (adapted from gsd-build/get-shit-done). The full GSD installer-side work making --hermes a supported install target is the companion upstream PR gsd-build/get-shit-done#2845 (issue #2841).

Adds two new lightweight standalone skills and two reference docs adapted
from gsd-build/get-shit-done (MIT © 2025 Lex Christopherson). All ports
coexist cleanly with a full `npx get-shit-done-cc --hermes --global`
install — GSD lives under `skills/gsd-*/`, these ports live at their
natural Hermes category paths, zero name collisions.

New skills:
- skills/software-development/spike/ — Lightweight "spike an idea with
throwaway experiments" workflow: decompose into Given/When/Then
questions, research per-spike, build comparable variants, close with
VALIDATED/PARTIAL/INVALIDATED verdict. Standalone alternative to the
full `gsd-spike` (which requires `.planning/spikes/` state machinery
  and the rest of GSD).
- skills/creative/sketch/ — Lightweight "sketch 2-3 HTML design
variants" workflow: intake (feel, references, core action), produce
differentiated variants along a design axis, head-to-head comparison.
Standalone alternative to the full `gsd-sketch`.

New references under subagent-driven-development/:
- references/context-budget-discipline.md — Four-tier context
  degradation model (PEAK/GOOD/DEGRADING/POOR at 0-30%/30-50%/50-70%/70%+)
with read-depth rules that scale with context window size, plus early
warning signs of silent degradation (silent partial completion,
  increasing vagueness, skipped protocol steps).
- references/gates-taxonomy.md — Four canonical gate types for
validation checkpoints: Pre-flight (precondition block), Revision
(bounded retry loop with stall detection), Escalation (pause for
human decision), Abort (terminate to prevent damage). Each ships
  with behavior, recovery, and examples.

Collision guard: each port has explicit "If the user has the full GSD
system installed" guidance directing the agent to prefer `gsd-spike` /
`gsd-sketch` when the full workflow is available. Verified end-to-end
with 86 GSD skills + these 2 Hermes ports installed in the same
HERMES_HOME — 90 total skills, zero duplicate names, both
counterparts appear in the system prompt with distinct descriptions.

Attribution preserved in each SKILL.md footer per MIT notice
requirement. Full GSD system now installable via
`npx get-shit-done-cc --hermes --global` (gsd-build/get-shit-done#2845).
Review feedback adjustments to the spike/sketch ports from the previous
commit on this branch:

- description lengths trimmed to <=60 chars with trigger-first phrasing
  (spike: 55 chars 'Throwaway experiments to validate an idea before build.';
sketch: 55 chars 'Throwaway HTML mockups: 2-3 design variants to compare.')
- author field credits gsd-build/get-shit-done explicitly
- stale duplicate top-level `tags:` removed from sketch frontmatter
(Hermes reads only metadata.hermes.tags — the top-level field was
  dead weight)
- spike research step now shows concrete Hermes tool calls
(web_search, web_extract with real URLs, terminal for venv inspection)
instead of just naming the tool names
- spike build step adds a worked tool-sequence example
  (terminal + write_file + terminal to run) and a delegate_task fan-out
pattern for parallel comparison spikes (002a / 002b)
- sketch build step adds browser_navigate + browser_vision verification
step — visual spot-check that catches layout bugs pure source
  inspection misses
- sketch Output section adds a worked tool-sequence example mirroring
  the spike pattern

Descriptions now lead with 'Throwaway' (the pattern-match word that
signals 'disposable / not production code') — gives the agent a clean
activation signal in the system-prompt skill index.

* skills: port spike, sketch, and gates/context-budget references from GSD

* skills/gsd-port: tighten descriptions, surface Hermes-native tools

Review feedback adjustments to the spike/sketch ports from the previous
commit on this branch:

- description lengths trimmed to <=60 chars with trigger-first phrasing
  (spike: 55 chars 'Throwaway experiments to validate an idea before build.';
sketch: 55 chars 'Throwaway HTML mockups: 2-3 design variants to compare.')
- author field credits gsd-build/get-shit-done explicitly
- stale duplicate top-level `tags:` removed from sketch frontmatter

  dead weight)
