Summary

Users with commit.gpgsign = true in their global git config got a pinentry popup (or a failed commit) every time the agent took a background filesystem snapshot — every write_file, patch, or diff mid-session. With GPG_TTY unset, pinentry-qt/gtk would spawn a GUI window, constantly interrupting the session.

The shadow repo is internal Hermes infrastructure. It must not inherit user-level git settings (signing, hooks, aliases, credential helpers, etc.) under any circumstance.

Fix — layered defense

  1. _git_env() sets GIT_CONFIG_GLOBAL=os.devnull, GIT_CONFIG_SYSTEM=os.devnull, GIT_CONFIG_NOSYSTEM=1. Shadow git commands no longer see ~/.gitconfig or /etc/gitconfig at all. Uses os.devnull for Windows compat.

  2. _init_shadow_repo() explicitly writes commit.gpgsign=false and tag.gpgSign=false into the shadow's own config — correct even if inspected or run against directly without the env vars, and for older git versions (<2.32) that predate GIT_CONFIG_GLOBAL.

  3. _take() passes --no-gpg-sign inline on the commit call. Covers existing shadow repos created before this fix — they will never re-run _init_shadow_repo (gated on HEAD not existing), so they would miss layer 2. Layer 1 still protects them, but the inline flag guarantees correctness at the commit call itself.

Regression analysis

  • Existing checkpoints: history untouched. git log, diff, checkout, rollback, list all still work.
  • Users without the bug: no observable change. Shadow commits were never signed for them and still aren't.
  • Users who had the bug: pinentry popups stop, checkpoints succeed.
  • Users with gpgsign=true + working GPG: shadow commits no longer carry a signature. This is correct — shadow repos are internal, never pushed, never verified; author was already hardcoded to Hermes Checkpoint <hermes@local> so user-signing made no sense.
  • Pre-git-2.32: GIT_CONFIG_GLOBAL is ignored silently on old git. Layers 2 and 3 still apply (git config --file and --no-gpg-sign both date to ~2012).

Test plan

Unit + regression (added)

5 new tests in TestGpgAndGlobalConfigIsolation:

  • test_git_env_isolates_global_and_system_config — env vars set correctly
  • test_init_sets_commit_gpgsign_false — written into shadow's own config
  • test_init_sets_tag_gpgsign_false — same for tag signing
  • test_checkpoint_works_with_global_gpgsign_and_broken_gpg — full bug repro with fake HOME, global gpgsign=true, and a deliberately broken GPG binary at /nonexistent/fake-gpg-binary. If isolation fails, the commit would try to exec that path and fail.
  • test_checkpoint_works_on_prefix_shadow_without_local_gpgsign — pre-fix shadow migration path: manually strip commit.gpgsign from shadow config to simulate old repos, confirm checkpoint still succeeds via Layer 3 (--no-gpg-sign).

Full suite

53 passed in 0.57s  (tests/tools/test_checkpoint_manager.py)

E2E (manual, via execute_code)

  • Fake HOME with commit.gpgsign=true + broken GPG binary + GPG_TTY/DISPLAY unset
  • Took two checkpoints successfully
  • Verified git log --show-signature returns no signature
  • Verified shadow's own config has commit.gpgsign=false

Fixes a real user-reported bug (image shared by Teknium showing a previous agent's diagnosis session).
