Summary

Aaron 2026-05-25, after closing PR #5002 (B-0740 under-researched on existing ACE backlog):

Plus same-day extension:

"ace becomes git native ai native project fork negoation primitive starting point for any ai native project that wants to support forking and skills"

Two truly-new substrate landings in one row

1. Ontology + category negotiation as the AI-skills + hats federation point

Two Zeta clusters (per B-0727 4-tier topology) OR two forks of Zeta interop ONLY through ontology + category negotiation. 5 negotiation surfaces:

  • Package ontology mapping — overlap detection + disjoint-set DLC distribution
  • Hat ontology mapping — cross-side composition rules (e.g., incident-commandercluster-firefighter at node-failure-response capability)
  • Skill ontology mapping — version-compatibility detection per DeepSeek's substrate-engineering pipeline mapping
  • Category convergence under emergence — federation-shared vs per-cluster-only categories
  • Trust + authority calibration — per-pair signature trust establishment

Negotiation IS Eve Protocol traffic (B-0638) at ontology scope.

2. Ace becomes the universal git-native + AI-native fork primitive

  • Git-native: fork=git fork; refs/notes carry ontology declarations; commits for signed negotiations; merges for accepted mappings; tags for ratified versions; LFS for DLC content; git protocol IS the federated transport
  • AI-native: markdown + JSON-LD (composes with B-0729 + B-0733); not bolted onto human-centric PM paradigms
  • Universal: ANY AI-native project that wants forking + skills as substrate-level capabilities adopts Ace conventions; not Zeta-internal anymore
